A large pull request is hard to start reading. Review agents already flag the bugs; what a maintainer needs is the shape of the change and the few calls only they can make.

This adds guided reviews behind a beta. Turning on Review guides in Settings → Source Control adds a Guide tab to pull requests on that server. With it off, nothing changes: the tab, the menu item and the ready notices are all hidden.

Settings → Source Control: the "Review guides (beta)" switch, with the guide model and instructions rows below it

What a guide is

A read-only agent reads the change in a temporary checkout of the head and writes a tour: stops in reading order, each with the lines that carry it, line-anchored notes, and a Look closely callout only where a maintainer has a call to make. The server holds the guide to the change. Excerpts are clamped to changed lines, notes must sit inside them, and every changed file lands in some stop.

Stop 1 of a guide for #16731: the rail of stops, the stop's summary with #16751 linked, a "contract to check" notice, and an excerpt with a note

  • Written on demand, stored per pull request. "Write guide" or "Rewrite guide" is in the pull request's ⋯ menu. A run takes minutes, so you can leave and you get a notice when it's ready or failed. The guide shows as stale after a push.
  • Configurable. A project-scoped review guide model, and free-form instructions for your taste (what to show first, what to skip). Instructions can't change the format or coverage.
  • Stacks. Each layer is briefed alone, measured from its parent branch. The agent sees the stack and may point to the layer that introduces or uses something, without touring it.
  • Claude and Codex can write guides; other providers report that they can't.

Reviewing from the guide

  • Comment on excerpt lines. Comments join the same pending review the Code tab collects, and Finish review on the last stop opens the composer with them.
  • Ask an agent. A suggested question, Ask about this stop, or Ask agent on selected lines opens a thread with the stop as context. The guide stays open beside the new thread at the same stop.

After asking about stop 2: the new thread's composer with the PR and stop chips, and the guide beside it at stop 2

Expanding hunks (all diff views)

The bars between hunks already expanded in the Code tab and the thread diff panel, but our stylesheet hid the button and squeezed the label. They are now visible controls everywhere, and guide excerpts and file diffs expand into the surrounding code too.

Before After
Before: split view showing a faint "2174 unmodified lines" label and no visible expand control After: the same bar with its expand button

Notes for review

  • New migration 061_PullRequestReviewGuides stores one guide per pull request (lists in the migration tests updated).
  • New RPCs pullRequests.reviewGuide (read) and pullRequests.generateReviewGuide (guarded write).
  • Not covered: per-turn diffs in the thread panel ("Latest turn") still can't expand, because the server has no file read at a checkpoint. That would be its own change.

Testing

  • Typecheck clean (errors and warnings) in web, contracts, client-runtime, provider-core and server; lint has no errors; Knip passes.
  • Web, contracts, client-runtime and provider-core tests in scope: 2765 passed. Server tests for pull requests, migrations, text generation, settings and auth: 615 passed, including a service test that runs a guide against a real git remote with a four-layer stack.
  • Checked by hand in a browser against a dev server: the beta gate, writing and rewriting, notices, stops, comments, asks, stacks, links and expansion.

Update: the beta is a server setting

The beta gate moved from a client setting to a server setting (reviewGuidesEnabled, environment-wide), so agents follow the same switch as people. Off hides the Guide tab in every client and the server refuses to write a guide, with "Review guides are off. Turn them on in Settings → Source Control." The service test covers the refusal. Agent tools that write guides are in #18143, stacked on this one.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable — This PR adds a substantial guided-review product workflow spanning model execution, Git worktrees, persistence, RPC authorization, provider integrations, and new UI surfaces. It also changes product defaults and touches the auth package, so the scope requires human review.

A large pull request is hard to start reading. Review agents already flag the
bugs; what a maintainer needs is the shape of the change and the few calls
only they can make.

Behind a client beta setting (Settings → Source Control → Review guides),
pull requests get a Guide tab. A read-only agent reads the change in a
temporary checkout of the head and writes a tour of stops in reading order,
each with the lines that carry it, line-anchored notes, and a "Look closely"
callout where a call is needed. The server holds the guide to the change:
excerpts are clamped to changed lines and every changed file is placed.

The tour feeds the review: comment on excerpt lines into the same pending
review the Code tab collects, ask an agent about a stop (the new thread opens
with the guide beside it), and finish the review from the last stop. Guides
are written on demand, stored per pull request, and announce when ready.
Stacked pull requests are briefed per layer with the stack as context.

Hunk separators across the shared diff surfaces become visible expand bars,
and guide excerpts and file diffs can expand into the surrounding code.

The beta gate was a client setting, so agents could write guides on a server
whose users never opted in. It now lives in server settings: off hides the
Guide tab in every client and the server refuses to write a guide.

Main made the model picker's environmentId required; the review guide model
row was written before that.

- A late run for an older head no longer clears a newer run's state or writes
over its guide; completion only applies while the run still owns the PR.
- The base branch is fetched into a ref of the run's own, not the shared
FETCH_HEAD, and its name is checked before it reaches the refspec.
- A removed or added line that looks like a `---`/`+++` header is read as a
source line, not a new file.
- Claude investigations deny `git … --output`/`-o`, which would write a file;
probed against the CLI: writes are refused, plain `git diff` still runs.
- Guide RPCs stay on the pull request's own server instead of being routed,
since each server stores its own guides.
- The prompt tags the pull request's own text as data, not instructions.
- Web: excerpts read the diff of the guide's head; a reveal pages forward to
its file; a failed start stops being watched; "Ask agent" is offered only
  where a thread can open, and keeps the guide beside it for line asks too;
removed-code ranges are labelled base-side; the guide model setting validates
on enable, shows mixed values and its own model options; settings search
lands on the beta switch while the guide rows are hidden.
- The unsupported-provider message names the review guide model.

Comment thread apps/server/src/pullRequest/PullRequestReviewGuideService.ts
…its own repository

A run's ownership check and its guide write now take turns with new claims, so
a run that loses ownership while writing cannot store its older guide. A pull
request from a repository the project is not a checkout of is refused instead
of being measured against that checkout's commits.

Comment thread apps/server/src/pullRequest/PullRequestReviewGuideService.ts
A press that read the head before a push could replace the run another press
had started for the new head. The claim now rereads the head while it holds
the lock and joins whatever is current when they differ.

Comment thread apps/server/src/pullRequest/PullRequestReviewGuideService.ts Outdated
Rereading the head under the claim joined nothing when it had moved and no run
was going, so the press returned without starting a guide. It now fails with a
message to try again.

Comment thread apps/server/src/pullRequest/PullRequestReviewGuideService.ts
A user's diff.noPrefix or custom prefixes changed the patch headers the guide
reads its hunks from. The diff now passes the same prefix arguments as the
other machine-read patches.

Comment thread apps/server/src/pullRequest/PullRequestReviewGuideService.ts
Generate read the head through the shared minute-long cache, so a press right
after a push could start a guide for the old commit. It now drops that pull
request's cached reads first.
