Problem

A branch pushed to a fork without --set-upstream never showed its pull request in T3 Code, even when the PR was open. On the thread for fix/composer-pasted-pr-reference-loader the review existed the whole time — #12310, open against pingdotgg/t3code from the fork — but the branch bar showed no PR at all. From inside the thread there was no sign the work was up for review, no view of its review state, and no PR to link the review to. The only way to confirm it was to leave the app and go looking for the PR by branch name on GitHub.

This is the ordinary way to push a fork branch: git push fork <branch>, no -u.

What the thread looked like

The same thread, before and after, read straight from the project's stored state:

Before After
branch_pull_request_json null {"projectId":"90bfd106-…","repository":"pingdotgg/t3code","number":12310,"url":"https://github.com/pingdotgg/t3code/pull/12310"}

projection_thread_pull_requests is empty in both: detection and linking are separate, and linking stays a deliberate action. This PR fixes detection only.

Why it happens

GitManager asks GitHub for PRs on the branch head, then keeps only the PR whose head identity matches the branch's local evidence, so a PR from someone else's fork is never attached to your thread. That head identity is read from the branch's upstream.

git push fork <branch> without -u creates refs/remotes/fork/<branch> but no branch.<name>.remote, so the branch has no upstream and no head remote. T3 Code then has no way to say which repository owns the PR head.

GitHub does return the PR. It is discarded anyway: with an empty expected head identity, a cross-repository PR looks exactly like the unsafe case that check exists to prevent, so the correct PR was thrown away and the branch bar stayed empty.

What changed

  • For a branch without an upstream, T3 Code identifies a published head remote from the branch's remote-tracking refs. A unique exact match wins; after local commits, a unique remote tip in the branch's history still counts. If several remotes have equally strong evidence, it does not guess.
  • The inferred remote takes precedence over a stale branch.<name>.remote value when branch.<name>.merge is absent. Literal per-remote refs also handle remote names containing slashes.
  • The existing fork-identity check remains in place, so a PR from another fork with the same branch name is rejected. Branches with an upstream retain their existing lookup path.
  • On a failed provider lookup with no previously known PR, status no longer repeats the local head lookup solely for fallback.

The change is confined to server Git lookup, focused tests, and task-oriented user guidance. It changes no client, contract, or provider adapter.

What the tests cover

The tests build real local repositories and bare remotes while presenting GitHub-style remote URLs to the lookup. They check that a fork PR appears without an upstream, remains visible after a new local commit, and is still selected when stale branch remote config points elsewhere. A separate test covers a remote name containing a slash. The GitLab adapter is covered for SSH and HTTPS fork remotes with and without an upstream. The ambiguity test now has a positive control: it finds the PR with one fork ref, then rejects a guess after a second fork receives the same branch. The tests also verify that a diverged remote ref does not identify the PR head, while an exact ref wins over a second remote whose tip is only an ancestor. The first positive test fails on the original implementation; the ambiguity rejection alone already passed there.

Validation

  • Focused GitLab and fork-ref tests on the latest head: 5 passed.
  • Full GitManager.test.ts on the preceding revision (117 tests): 117 passed.
  • pnpm --filter t3 typecheck, targeted lint and formatting, and git diff --check passed.
  • The before/after client screenshots below show the original no-upstream reproduction and its detected PR.
  • User-visible timing was not measured. No-upstream status reads add local remote/ref probes; ancestor checks run only when no exact ref matches. Provider-failure fallback skips that work when there is no last known PR to preserve.

UI changes

Before — the branch bar names the branch and nothing else, so the open PR is invisible:

Thread on fix/composer-pasted-pr-reference-loader with no pull request in the branch bar

After — the same branch bar, now carrying the open PR:

The same branch bar showing pull request 12310

Checklist

  • This PR is small and focused
  • I explained what changed and why
  • I included before/after screenshots for the visible PR badge change

Implemented with GPT-6-Sol through the Codex harness in T3 Code.

Summary by CodeRabbit

  • Bug Fixes

    • Improved pull request lookup for branches without an upstream, including branches published to a fork. A unique matching remote branch can be selected using commit history; ambiguous matches remain unresolved.
    • An existing pull request is retained after a lookup failure only when its branch context can be verified. Failed remote lookups no longer produce an inferred match.
  • Documentation

    • Clarified when an existing fork pull request appears beside a branch and how to address missing badges when multiple remotes contain that branch.

Approvability

Verdict: Not approved

Macroscope's review found this PR not approvable — This PR changes a production Git lookup path by adding nontrivial remote inference, ancestry checks, ambiguity handling, and new user-visible PR detection for branches without upstreams. The scope is focused and well-tested, but the runtime behavior and algorithmic complexity warrant human validation.

📝 Walkthrough

Walkthrough

When a branch has no upstream, GitManager can use a uniquely matching published remote branch for pull request lookup. The change also updates lookup fallback and remote-tracking checks. Tests and source-control documentation cover these cases.

Changes

Fork pull request lookup

Layer / File(s) Summary
Resolve and use published branch remotes
apps/server/src/git/GitManager.ts, apps/server/src/git/GitManager.test.ts, docs/user/source-control.md
GitManager selects a remote by a unique exact ref match or, when there is no exact match, a unique ancestry match. It uses that remote for lookup when the branch has no upstream. Tests cover fork identity, ambiguous matches, failed ancestry probes, slash-containing remote names, GitLab URL and upstream combinations, and line-ending fixtures. Documentation describes lookup without an upstream.
Update lookup fallback and tracking checks
apps/server/src/git/GitManager.ts
Lookup failure checks the head context only when a cached pull request exists. Unpublished-branch detection checks for remote refs and a remote that tracks the branch.

No actionable merge-blocking issue was identified. Fork PR detection gains remote inference without changing existing fallback behavior; merge after normal checks pass.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 394b5

PR detection remains read-only, but an operationally failed ancestry check can make ambiguous fork evidence appear unique and show the wrong PR. No added write permissions or authorization bypass were demonstrated.

Retained concerns

  • Low · reliability · inferred: Published-remote selection can treat an operational ancestry-probe failure as proof that a competing remote does not match. With no exact match and one remaining successful ancestor probe, it selects a supposedly unique fork despite unresolved competing evidence. The downstream matcher accepts PRs against that inferred identity, so it cannot independently contain this selection error. This weakens review-provenance integrity; unauthorized access or mutation was not demonstrated.
Security review details

Security Blast Radius

  • inferred — The demonstrated failure scope is PR-status attribution for an upstream-less branch in a locally configured repository. The inspected inferred-remote path enumerates PRs and updates cached status metadata; it does not perform a provider mutation. Wider tenant, credential, or deployment exposure was not established.

Security Findings and Attack Paths

  • inferred — False uniqueness requires no exact match, multiple candidate remote refs, an operational nonzero ancestry result for a competing candidate, and another successful candidate. The resulting repository identity can support incorrect PR attribution, but attacker control over the necessary local configuration and failure conditions was not established.

Trust Boundaries and Controls

  • observed — The existing matcher checks branch names and available repository/owner identities, rejects incompatible cross-repository results, and rejects missing head identity for a known fork context. These controls constrain provider-result acceptance but rely on the correctness of the inferred expected identity.

Hi! We are cleaning up open PRs, and this one appears to have been created with an older model (gpt-6-sol). If this change is really important, we recommend rebuilding the PR with a newer model if possible.

Removed four preferSchemaOverJson diagnostic directives in the new GitManager.test.ts fork-PR tests that had no effect and failed the server typecheck. Also merged current main into the branch; server typecheck, lint, and the 127 GitManager tests pass.
