Repository & Organization Intelligence Completion Epic

Active checkpoint — 2026-10-10

Maintainer-selected priority: ADRs and /decisions/ first, then populated repository roadmaps. This dated checkpoint supersedes the September 26 operational directions archived below. The program inventory, ownership boundaries, acceptance criteria and historical evidence remain intact.

Batch 2 started — bounded Hygiene preparation: Hygiene #47 now has PR #68 open and ready for review at f234155ff76ffe7164c3d7293318e5e3f9262689, based on b8d2c02368e40d4f6c2017bb1a22c6ec23323ad3. Its four documentation files contain the index correction, inventory/migration packet, hash receipt and continuity; all 13 ADRs and six selected policy/navigation files remain byte-identical. This is preparation, not completed migration or fleet rollout.

Next bounded review: inspect the ADR-0001 disposition packet, which recommends reaffirming its unchanged historical decision and retaining the supported legacy-ID exception. Required anatomy cannot be waived; ADR-004 also lacks a required section. The 12 modern metadata/reference checks pass, while their decoded set has 11 expected references to legacy ADR-0001, whose file exists without YAML metadata. Eleven proposals remain proposed and ratified ADR-002 is unchanged. EgoLint #81 owns canonical-policy-owner support; Relay adoption must follow. Do not fabricate Hygiene self-inheritance. Publication is undecided—central roadmap intent is not a Decisions host. No native production validation, hosted CI outcome or deployment is established by this checkpoint.

Current live checkpoint — requested navigation and favicon deployed: Identity Decisions now publishes source 55d0339ba5518c7b72154a2aad54a9e5b2bf2fff through merged Identity PR #97, using Relay f19b65b3f8bd8466884dee5529fa77f2430440b6 (PR #142 branding plus PR #143's two existing test-inventory corrections). Publisher run 38073076055 completed successfully, including all build and deployment steps. At 2026-10-10T17:47:49.598025Z, live verification passed 62/62 exact file hashes: 21 Repository Intelligence files + one alias + 40 preserved Brand Kit files. Source binding confirms the Identity and Relay revisions above.

Latest branding proof: actual Decisions and Health pages display source 55d0339ba5518c7b72154a2aad54a9e5b2bf2fff; the organization PNG and GitHub SVG loaded, the organization/source destinations and accessible names were correct, both click targets measured 48px, keyboard focus had a 3px outline, and the favicon resolved to /intelligence/egohygiene.png. Screenshot inspection confirmed the rendered artwork. Deployment evidence artifact 11677317039 was downloaded and parsed; ZIP SHA-256 0512876f348319d096732ecb49cfc34532bb1d769037784e0fe9c1238af689bb. Relay's full hosted run also passed. Resume from merged Identity continuity and this newer live checkpoint; the continuity's pre-merge observation remains time-bound.

Per-repository rollout requirement from maintainer feedback: replace the Source text with a clickable GitHub logo and the Ego Hygiene text with the organization logo, preserving destinations and accessible names. Use the organization-logo favicon in every repository as its rollout is performed; Identity is now verified. Each rollout must check the rendered logos, correct links, keyboard focus, actual served favicon bytes and existing consumer-route/asset preservation through the shared publisher. Immutable asset provenance remains owned by Relay. This records the specific requested feedback, not blanket product approval. The closed Identity #69, Relay #139 and Relay #115 are not reopened, and batch 2 is limited to the Hygiene inventory/migration-plan checkpoint.

Historical batch-1 filtering proof at e1453d81: ADR-022 query shows one card and hides nonmatching headings; Proposed shows one ADR-022 card; Implemented shows 12 cards with 10 hidden; no match shows zero cards and the empty state; reset restores 22 cards and headings while hiding the empty state. Keyboard Tab moves from search to State with a visible 3px solid focus outline; controls are labelled, result output uses aria-live="polite", and activating the skip link focuses MAIN#main-content. This is bounded review, not a full accessibility audit. A local manual fixture was generated but was not executed because file-URL access was denied. That technical-closeout observation preceded the specific navigation/favicon feedback now recorded above.

The page retains 22 records: 21 accepted and ADR-022 proposed, with implementation 12 implemented / 8 in progress / 2 not started / none verified. Proposed ADR-022 is valid source state and does not block this pilot's closeout. Human disposition remains separate from implementation or deployment. The previous R1 approval is complete; it is not requested again.

Specific maintainer feedback on the navigation logos and favicon has now been implemented and verified in Identity, and its acceptance checks apply to each future repository rollout. This does not constitute blanket product approval or authorization to start fleet execution. Remaining batches are 2: ADR adoption one repository at a time (Pace #5, inspect Hygiene #47 next for preparation); 3: populated roadmaps (Pace #31); 4: remaining production evidence and organization pages. No fleet rollout is performed by this closeout.

The final batch-1 receipt and continuity are durably recorded through merged Identity PR #96, merge b8542fbc8f749397b8f1619fe2b25bc1958e3a8d. Independently downloaded publication handoff 11676801702 and deployment evidence 11676901602 were verified, including all file bindings and preserved Brand Kit bytes. The first-deployment receipt remains historical evidence for e6bafa3; its defect observation is superseded by this deployed fix. Recovery availability is distinct from an exercised rollback.

Verified current state

  • Relay PR #121 is merged; EgoLint #73, Aether #91, and Observatory #25 are closed. Their prior upstream blockers are resolved; downstream pins, validation and adoption still require their own evidence.
  • Relay PR #134 is merged: #115 checkpoint 1 collects canonical ADR evidence. Its review envelopes intentionally deny publication; the real Hygiene corpus remains partial/invalid pending owning source migration.
  • Relay PR #135 is merged, verified through GitHub at 2026-10-10T10:29:57Z, with merge commit 4137cb07a017b7bbae2ee38fe9b039c58b0b17eb. Its reconciled head was ba833347de54e7277f93ed666398bad117661f9c, whose published tree 3edb8b9ed494f3643c28469a709491cdff5bb81b matched the tested local tree. Consumer work can pin the verified merged integration; this merge does not establish Identity corpus conformance, publication or deployment.
  • The pre-merge bounded reconciliation resolved the continuity conflict and updated roadmap step REL-RI-007 plus the dated evidence receipt. Local validation discovered 658 tests: 574 passed, 84 native/runtime-dependent tests skipped, zero failures; five catalog/contract checks passed. At that earlier Relay reconciliation checkpoint, fresh native Rust replay was blocked by absent rustup; those recorded limitations remain historical. The later Identity native results below are separate evidence and do not establish new hosted or deployment acceptance.
  • Relay #115 is closed, verified at 2026-10-10T16:35:59Z, after its completed collector/handoff acceptance was reconciled through merged Relay PR #140. The separate Relay #139 browser defect is resolved by merged Relay PR #141 and the republished Identity proof; collector completion remains independently established. The earlier Hygiene canary keeps its separately owned source-policy/migration gaps.
  • Identity PR #91 is merged, verified through GitHub at 2026-10-10T14:12:03Z, with merge commit 434f60c8b829c695b3bcd1a45faf5e0c114d37cf. Its reviewed head was c035c92976799f3bd62444ef18511818d1d2b5f4; source-validation evidence remains bound to 0d36bb4be6702f6329a22a19a4a751d5d28799ae and the reviewed receipt. Subsequent continuation-only corrections affected continuity and that receipt; the PR changed 18 files including it. No new validation of the combined merged main is claimed.
  • Historical PR #91 source checkpoint preserves all 18 legacy decisions: 15 ADR files remain byte-identical and three inline decisions retain their original bodies and root anchors. A 21-record canonical index and the migration packet now accompany three new proposed records, ADR-019–021, covering release integrity, channel-registry governance and mascot packages. The exact Hygiene policy reference, pinned Aether guidance/PR hook and shared Relay advisory workflow are included.
  • Historical PR #91 native checkpoint: shared-tool tests passed: 31 ADR tests and 29 architecture tests, with no skips. That Identity architecture replay exits 0 but reports nonconformant / warning, with 53 warnings. That ADR collection exits 2 and is invalid, with partial/current Decisions coverage: Hygiene and coverage validation pass, Observatory normalization succeeds, EgoLint remains invalid and publication is denied. Deterministic replay is identical. Passing tool tests do not establish corpus conformance.
  • Identity PR #92 merged as 642d096e60b729060e5880e5222d7b57184b735e at 2026-10-10T15:56:26Z, after explicit maintainer authorization. Reviewed canonicalization/evidence head e23fad23227b933f524e6677ea1e195cf1ba1788 and immutable tested source 12227dad43c90b02e14971030f22242f3a205c9d remain the bounds of the validation: 25 source blobs were verified equivalent at that head, whose only subsequent changes were the three evidence/continuity/validation-document files. See the bounded receipt. Merge completion does not establish a new production build or deployment. The initial R1 preparation at 418aa9757898b6c09b4f01eface522778cff90e8 remains the exact approved packet; its earlier three-document/no-source-change state is historical.
  • R1 authority recorded in canonical source: the durable szmyty approval at 2026-10-10T15:32:52Z retains ADR-001–018 with the 12 exact named notes and separately accepts ADR-019–021. All 21 canonical records are now accepted, with original substantive prose, historical dates/claims and all approved notes preserved. Declared implementation remains independent: 12 implemented, seven in progress, two not started and zero verified. No repeat R1 approval is needed; the approval does not select a Decisions host.
  • Historical initial-R1 documentation review verified the published head/files/blobs and matching local/remote tree; documentation links, pinned continuity schema/12 headings/privacy/size (10,775 bytes; 236 lines), 21 ordered recommendation rows, immutable links, independent review and diff checks passed. That preparation reran no runtime suite. Its predecessor's 53-warning/invalid ADR result is retained as historical evidence and is superseded for the ADR source domain by the current receipt below.
  • Historical PR #92 native source proof: ADR collector exits 0 with ready, 21 records and Decisions observed/current/complete. Hygiene and coverage validation are valid, Observatory normalizes successfully, and EgoLint remains incomplete only for other uncollected domains. The review-only envelope still denies publication by design; the separate production build below is the admission/rendering proof. Architecture validation exits 0 with incomplete/warning, five non-ADR warnings and zero ADR findings. Its native history limit of 100 commits is separate from complete ADR coverage. Repeated complete native outputs are byte-identical.
  • Historical PR #92 local production proof: two clean full-history builds at 12227dad43c90b02e14971030f22242f3a205c9d produced 19 files, all byte-identical, with 21 accepted cards, approval and immutable source links, and zero broken local paths. Declared implementation remains 12 implemented / seven in progress / two not started / none verified. Build-manifest SHA-256: f28e126078ff885c008231ea5b38ce72220ce9848f09f0396efbbd392f593cb1.
  • Hosted evidence boundary: canonical-source head 12227dad43c90b02e14971030f22242f3a205c9d passed Decisions run 38064773820 and CLI run 38064773390. Advisory upload/job logs and metadata for artifact 11674446365 were verified; that archive was not independently downloaded/checksummed. Final-head e23fad23227b933f524e6677ea1e195cf1ba1788 also passed Decisions run 38065125075 and CLI run 38065124422. No final-head artifact download/checksum verification is claimed.
  • Verified publication progression: merged Identity PR #95 and Relay PR #141 completed filtering at source e1453d81; its immutable receipt retains 60-file and filtering evidence. The newer logo/favicon deployment is source 55d0339ba5518c7b72154a2aad54a9e5b2bf2fff through Identity PR #97, with 62/62 verified files and the same 40 Brand Kit bytes. Organization PNG SHA-256 cc09173cd26cade507423c22c5cca914cc424563d402341310fbe796ce81951a and GitHub SVG SHA-256 a4113cf2c6e0e6fba99a85498e6b7c84c42d8c13928f89e0eede78bc596e0add matched actual served assets. The organization /identity/ experience retains its owner; eight non-ADR evidence domains remain uncollected.
  • R1 authority gate cleared: the explicit named approval satisfies this packet's human-disposition requirement; no repeat R1 approval request is needed. The prior generic implementation permission was not used as ratification. This approval does not select a Decisions host, activate accounts, approve new creative assets, publish a release or prove deployment.
  • Historical PR #91 hosted checkpoint: no production Decisions artifact, live publication or issue completion was claimed at that source. The prior-head hosted Decisions workflow succeeded with advisory nonconformant / warning, 53 warnings. Upload and final enforcement steps succeeded; the retained artifact 11667614175 and all archived checksums were verified. It represents PR merge candidate 3a6c513a6779d51ac8c3b61de9678bde12759d6d, associated with prior head 7cc7d4d0956d728c0bcf2c4ba164eaa0409710a2, and expires 2026-11-09T10:47:36Z. This proves hosted advisory execution and retention, not corpus conformance. ZIP SHA-256: daf9a076ee77e1cc2bd95b9204744ca71a3503e4513735fac7607b3f0f96cc56. Both reviewed-PR-head c035c92976799f3bd62444ef18511818d1d2b5f4 hosted runs succeeded: Decisions 38046220320 and CLI 38046219940.   • Identity PR #90 remains merged at 223f236acfdeb88935cee115cb8c797821be8c62. Its stored coordination packet has now been reconciled with current source/tracker evidence and applied through a separately authorized five-issue body update: Identity #70 at 2026-10-10T14:55:56Z, #83 at 14:55:58Z, #88 at 14:55:59Z, Pace #5 at 14:57:10Z (final link-corrected readback), and Identity #69 at 14:56:03Z (all on October 10, UTC). This application was a later action; merging PR #90 alone did not apply the packet.
  • Each of the five writes used a fresh comparison and exact GET readback verification. Existing histories were preserved; title, state, labels, assignees and milestone were unchanged, and all five issues remain open. Bounded dependencies Identity #71, #72 and #73 were checked without broadening the mutation scope; Pace's current pilot-readiness projection was refreshed. This is coordination/status reconciliation, not a corpus, authority or publication result.
  • Earlier coordination and recommendation-preparation checkpoints remain historical. The five issue-body updates changed no source or ADR state and ran no tests; the initial R1 packet was documentation-only. The separately approved canonicalization and validation results above are the newer checkpoint. Neither stage establishes deployment or fleet completion.
  • ADR not required: this reconciles existing coordination and status without introducing a new architectural decision.

Current execution boundary

Current live publisher/Decisions source is 55d0339ba5518c7b72154a2aad54a9e5b2bf2fff, Relay f19b65b3f8bd8466884dee5529fa77f2430440b6; successful run and downloaded deployment evidence establish 62/62 exact live files, source bindings and all 40 original Brand Kit files preserved. Current Decisions/Health branding, link, label, keyboard and favicon observations are recorded above. Earlier receipts remain source-bound history. Identity #69 and Relay #139 / #115 remain closed. Pace #5, Pace #25 and this broad program remain open. ADR-022 stays proposed; no blanket product acceptance, full accessibility audit, whole-repository conformance or fleet completion is inferred. Batch 2 has started only through Hygiene's inventory/migration-plan PR #68. Its review, source-authority/anatomy and shared owner-support gates precede later validation and publication; batches 3–4 and the preserved program order remain unchanged.

This is the current operational projection, not a replacement for canonical organization strategy. Hygiene #43 retains the broader foundation program; Pace #25 retains the focus projection; product and unrelated program ownership remain unchanged.

Durable continuation: Continue from this issue and Pace #25, rechecking the current issue, PR, default branch, contracts and consumer gates before implementation. The older roadmap-first passages below are historical, not the active queue.

Superseded operational checkpoint — September 26, 2026 (historical evidence only)

Priority update — 2026-09-26: The maintainer selected ADRs and /decisions/ first, using egohygiene/pace#5 and the already-created repository ADR issues. Finish the in-progress bounded Relay #112 checkpoint, then continue the shared ADR validation chain in egohygiene/relay#99 / egohygiene/relay#5 and the fleet adoption plan. Populated roadmaps in egohygiene/pace#31 are capability 2. This supersedes the earlier roadmap-first operational ordering below; historical audit observations and acceptance requirements remain intact. The newly confirmed partial-domain read-model gap is tracked by egohygiene/observatory#25.

Active checkpoint

Live audit: 2026-09-26. egohygiene/pace#13 now contains the public repository-by-repository source, workflow, ADR and live-route inventory. Renderer delivery, connected evidence and verified publication are tracked separately.

Next implementation path

  1. egohygiene/relay#112: collect canonical roadmap evidence through existing pinned contracts.
  2. egohygiene/relay#113: connect generated snapshots to reusable builds.
  3. egohygiene/akashic#197: prove the first populated live roadmap.
  4. egohygiene.io #30: prove a central-mode repository, then finish the campaign's applicability matrix.

The existing ADR chain remains the proposed next capability: egohygiene/relay#5 / egohygiene/relay#99 → egohygiene/pace#5 → existing per-repository backfills. egohygiene/hygiene#15 is already ratified and egohygiene/holon#6 is delivered. egohygiene/empathy#98 separately captures the observed Health report-revision mismatch.

Execution boundary

Finish source, evidence, renderer, declared delivery and ongoing refresh for each applicable repository in one capability before switching lanes. Central, composed, artifact-only and disabled profiles remain distinct; an absent page is not an automatic reason to create another deployer.

This changes the operational work sequence requested by the maintainer, not canonical strategic ownership or the acceptance criteria below. Product features remain outside this focus. Missing Observatory input is not evidence of a billing failure. Local-first implementation can progress without waiting on hosted CI, while publication claims retain their actual evidence requirements.

egohygiene/pace#25 holds the focus projection. egohygiene/hygiene#43 retains the broader foundation program.

Outcome

Finish a polished, deterministic, accessible, privacy-safe visual control plane spanning:

  1. reusable Repository Intelligence for each eligible repository;
  2. public Organization Intelligence at egohygiene.io;
  3. related site/control-plane surfaces such as /status/, /roadmap/, /sanity/, /hygiene/, /audits/, /decisions/, /dependencies/, /releases/, /distribution/, /health/, and /identity/;
  4. normalized Observatory snapshots and canonical Hygiene/Aether contracts;
  5. reviewable canary and fleet adoption through Pace;
  6. final cross-route polish, live publication, release evidence, and parent-issue closure.

The finish line is a polished v1 control plane, not “every future metric and idea implemented forever.”

Definition of done

The program is complete when:

  • every route has one primary human question, canonical owner, versioned data source, and evidence drill-down;
  • canonical repository/org sources remain authoritative and dashboards remain derived projections;
  • repository and organization experiences share a coherent information architecture and visual grammar;
  • unknown, stale, partial, blocked, unavailable, unsupported, incompatible, exempt, redacted/private, and not-applicable states remain explicit;
  • no universal score hides independent evidence domains;
  • public output cannot leak private repository/service existence, counts, identifiers, routes, findings, dependencies, or inferred gaps;
  • one malformed/unavailable repository or module cannot break unrelated views;
  • mobile, keyboard, screen-reader, reduced-motion, high-contrast, no-color-only, zoom, and text-equivalent behavior is verified;
  • deterministic fixture, visual-regression, performance, failure-isolation, link, privacy, preview, deployment, provenance, rollback, and upgrade tests pass;
  • one small, one large/active, and one partially adopted public repository prove Repository Intelligence;
  • a mixed organization snapshot proves public Organization Intelligence and partial failure;
  • every issue below is completed, superseded, or explicitly assigned to a named post-v1 milestone with rationale;
  • stable Repository Intelligence and Organization Intelligence releases are smoke-tested from clean environments.

Program dependency waves

These waves preserve the full program's dependencies and acceptance inventory. The active checkpoint above selects the current capability-first execution sequence. Only genuine prerequisites block its bounded work; unrelated later domains do not need implementation before the roadmap collector.

Wave 0 — Reconcile live truth and freeze route ownership

  1. hygiene#25 is closed: canonical surface IDs, routes, aliases, applicability, owners, visibility, publication state, and evidence URLs.
  2. relay#29 is closed with supporting-view reconciliation. Matched-field Search attribution remains separately tracked in Add field-attributed Repository Intelligence search evidence observatory#24 and Render field-attributed matches in Repository Intelligence Search relay#102.
  3. Documentation reconciliation in Relay PR #110 is merged. Parent closure still requires owning acceptance work; current data/adoption evidence is in Roll out the Repository Intelligence profile across eligible repositories pace#13.
  4. Reconcile the live repository catalog/freshness path through hygiene#36 so Organization Intelligence does not begin from a stale fleet inventory.
  5. Keep this epic's active checkpoint and checkboxes current after every merged/dispositioned issue.

Exit: one canonical route vocabulary, current parent checklists, and no already-delivered route represented as unimplemented.

  3. Start egohygiene.io#27: record the ownership/route/snapshot/privacy ADR and build the shared shell against deterministic fixtures.
  4. Complete .github#15: baseline /intelligence/ repository directory/summary/failure-isolation behavior.
  5. Complete .github#27: modular Now/control-plane shell and common module API.
  6. Keep egohygiene.io#20 compatible with this work; the broader Holon rematerialization may proceed independently and must not force a dashboard rewrite.

Wave 5 — Add Organization Intelligence modules

Implement one route issue and review PR at a time.

Wave 7 — Final integrated acceptance and stable release

  1. Complete .github#41: cross-module coherence, privacy non-disclosure, failure isolation, accessibility, performance, visual regression, live canaries, deployment provenance, rollback, recovery, and stable public release.
  2. Reconcile Roadmap: make audits, hygiene, and organization intelligence a continuous control loop hygiene#58's continuous-control-loop acceptance criteria.
  3. Reconcile and close/supersede .github#15, Evolve Organization Intelligence into a modular fleet control plane #27, and this epic from live evidence.
  4. Move remaining optional experiments to named post-v1 issues/milestones with rationale.

  4. Preserve versioned contracts and source-of-truth boundaries. Synthetic fixtures validate failure/compatibility behavior; real source, connected evidence and publication are required to close a consumer adoption row.
  5. Validate determinism, compatibility, privacy, failure states, accessibility, and the issue-specific acceptance criteria.
  6. Open a small review PR linked to the owning issue and this epic; do not merge it.
  7. After maintainer disposition/merge, update this epic's checkbox, evidence, active checkpoint, and next dependency-ready item.
  8. If live evidence invalidates the order, update this epic explicitly before changing course.

September 28 — Progress achievement page captured

The maintainer requested a Steam-style repository achievement page with milestone unlocks, completion meters, and goals for clearing open issues. Feature parent: egohygiene/relay#130.

The ordered checkpoints are egohygiene/hygiene#66 (Hygiene rules/route), egohygiene/observatory#26 (Observatory evidence/history), egohygiene/relay#131 (Relay page), and egohygiene/relay#132 (read-only collection and consumer handoff). This adds a feature lane without superseding the existing ADR-first priority or taking over concurrent implementation.

Reuse Observatory #25 for complete versus uncollected/partial domains. Earned achievements and live backlog metrics remain separate; empty query results cannot establish that every issue is cleared. First real adoption is coordinated through Pace #13 after the data/page producers are ready. This update records requirements, not an implemented or live page.

    Continuity/design checkpoint opened as PR #31: #31

    It adds a versioned organization-roadmap mock reference and CONTINUITY.md so the visual-control-plane program can resume across chats without rebuilding context from conversation history.

    Important boundary: the mock is presentation guidance only. Canonical roadmap, normalized evidence, and execution authority remain with their owning roadmap/Observatory/GitHub sources.

    Also re-verified during this checkpoint: egohygiene/relay#78 has merged, so Repository Intelligence /dependencies/ is now part of the live foundation.
