fix(deploy): give the shell SLM-frontend publishers the #15557/#15610 shape - #15721
Conversation
…shape (#15650, #15689, #15659) bootstrap-slm.sh and sync-frontend.sh built with npm run build instead of build:slm, downgraded or ignored a build failure, and published straight into the served path -- the pre-#15430 shape every Ansible entry point had already been fixed away from. sync-frontend.sh also published through an ansible inventory path deleted from the repo in 2026-02 and never callable since. Both now install and run one shared helper, autobot-infrastructure/autobot-slm-frontend/templates/build-publish-slm-frontend.sh, which builds into a fresh dist-<id> directory, proves a non-empty index.html, and flips current with a single rename(2) -- the same idiom roles/_shared/tasks/build_publish_slm_frontend.yml uses on the Ansible side. sync-frontend.sh no longer depends on ansible at all: it reaches the SLM frontend host directly over SSH using the same AUTOBOT_FRONTEND_HOST/ AUTOBOT_SSH_USER/AUTOBOT_SSH_KEY vars every other script in this family already uses. Two repo_tests guards make the shell path unable to drift back: one sweeps every tracked shell script for the wrong build target, the warn-and-continue downgrade, and an unstaged publish; the other checks that every literal ansible -i <path> argument in the tree resolves to a real file. Both carry a floor on how many files they reach and a contrast fixture proving the detectors still flag the pre-fix shapes. Also fixes a stale "-i inventory.ini" hint in verify-grafana-config.sh, found while widening the second guard's reach. Three more shell scripts (run_agent.sh and the bulletproof-frontend pair) carry the same wrong-build-target defect through a separate, unestablished publish mechanism; grandfathered in the new guard and filed as #15718 rather than fixed here.

Review pass — verified independently. Approved, with one residual filed. Checked rather than acceptedIt is one helper, not a fourth copy. The #15659 decision is evidenced, not assumed. The issue was explicit that retiring the script needed establishing rather than inferring, and both halves check out:
Fixing forward rather than deleting was correct, and The grandfathering is honest. Adding a guard that immediately exempts three real offenders is usually where a sweep quietly gives up. Not here: the three are listed by name with #15718 attached, and The residual — #15724Collapsing to one shell implementation leaves the contract stated twice: once in What is missing is that the two guards are parallel assertion lists, not a shared definition. Both pass today. If the idiom changes — as #15610 changed it once already, replacing two directory renames with an atomic flip — the Ansible guard moves with it and the shell guard keeps asserting the old contract, still green. That is #15557's failure mode one level up: each side individually correct, with nothing holding them to each other. Two implementations instead of four makes it much less likely, not impossible, and the property nobody checks is the agreement itself. Not blocking. It is a smaller problem than the one this PR fixes, and creating it was the right trade. |

Validate SLM_FRONTEND_RELEASE_KEEP before it reaches arithmetic.
Line 109 uses release_keep inside $((release_keep + 1)). Bash resolves a non-numeric value to 0 in an arithmetic context, so SLM_FRONTEND_RELEASE_KEEP=three produces tail -n +1. Every dist-* directory then becomes a prune candidate. current and previous survive by name, so nothing stops serving, but every deeper rollback target is removed and the operator sees no signal that the retention setting was ignored. A value of 0 has the same effect.

🩺 Stability & Availability | 🟠 Major | ⚡ Quick win
Isolate the prune so a housekeeping failure cannot fail a successful publish.
The prune pipeline runs after the atomic flip, under set -euo pipefail. The while loop is the last pipeline stage, so it runs in a subshell that inherits errexit. If rm -rf fails for any bundle — a root-owned file inside a dist-* directory, an immutable attribute, or EBUSY on a network mount — the subshell exits non-zero, pipefail propagates that status, and set -e aborts the script.
At that point current already names the new bundle. Both callers then report the opposite of the truth: sync-frontend.sh Line 181 prints "Build failed -- current was not touched", and bootstrap-slm.sh Line 528 aborts the bootstrap before success "Frontend built and published". An operator reads a successful publish as a failed one and may roll back a healthy release.
Pruning is bounded housekeeping, not part of the publish invariant. Report a prune failure and keep the script's exit status tied to the publish.

Ignore inline shell comments before extracting inventory paths.
startswith("#") ignores only full-line comments. A line such as true # ansible-playbook -i missing.yml reaches the regex and creates a false offender, although no Ansible command runs. Parse comments outside quoted shell tokens before matching, and add this case to the contrast tests.

Broaden _UNSTAGED_PUBLISH_RE; it matches only one spelling of the defect.
The pattern requires the exact token sequence ln -sfn dist current. These equivalent unstaged publishes all escape it:

test_no_shell_script_builds_or_publishes_the_slm_frontend_inline is described as the catcher for a fifth entry point arriving with a fresh copy. A new author is unlikely to reproduce the historical flag order exactly, so the catcher misses the defect it is built for.

Reuse SSH_KEY_OPTS here; this ssh call has no connect timeout.
Every other ssh call in this script passes "${SSH_KEY_OPTS[@]}", which supplies -o ConnectTimeout=10 and -o StrictHostKeyChecking=accept-new. This call passes only -i. If AUTOBOT_FRONTEND_HOST is unreachable, ssh uses the system default connect timeout, so this dependency check can block for minutes. 2>/dev/null suppresses any diagnostic, so the developer sees no output while it blocks.
SSH_TARGET at Line 30 already holds ${AUTOBOT_SSH_USER}@${AUTOBOT_FRONTEND_HOST}.

The retention default is now defined in two places.
${SLM_FRONTEND_RELEASE_KEEP:-3} repeats the default that build-publish-slm-frontend.sh Line 43 already applies. If the helper's default changes, this call site silently overrides it with the old value. The helper's header documents 3 as the single default shared with slm_frontend_build.py and slm_frontend_release_keep.
Forward the variable only when the caller set it, and let the helper own the default.

Guard $1 against being unset.
Line 233 documents ./sync-frontend.sh with no arguments as the normal invocation. In that case $1 is unset here. If this script enables nounset, Line 201 aborts with an unbound-variable error after the deployment already succeeded, and the summary at Lines 219-234 never prints.
"${1:-}" is correct whether or not nounset is active. The verification script on the Lines 30-31 comment reports which options this script sets.

This verification cannot confirm which release is live.
The check asserts only that https://${AUTOBOT_FRONTEND_HOST}/slm/ answers 200. The previously served bundle already answered 200 before this deployment ran. So the check passes whether or not the symlink flip took effect, and Line 214 reports success either way.
The replaced code compared the served bundle name. This change removes that, in a PR whose purpose is correct atomic publication. An operator now has no post-deploy signal that the new release is the one being served.
The helper prints Published ${build_dir} -> current, and current is readable over SSH. Capture the published build id and confirm it.

fiTo tie the check to this run rather than to any release, capture the build id from the helper's Published ... output at Line 179 and compare it with published_release.
I reviewed the static-analysis hint about curl -k on Line 213 and did not raise it. This request carries no credential, cookie or token, and the response is discarded except for the status code. bootstrap-slm.sh Lines 533-538 provision this host with a self-signed certificate, so -k is required for the probe to run at all.

…ypassable (#15650, #15713) The guard added by #15713 caught this PR: the new slm_frontend_shell_publish_test.py reads sync-frontend.sh, and the python-suite path filter did not cover it. Editing that script would have been exactly the change that skips the suite guarding it. Covered in the filter rather than recorded as a known bypass. The record is for inputs whose coverage costs more than it is worth; a single named root-level script costs nothing, and leaving it uncovered would make the guard bypassable by touching the one file it exists to watch -- the #15650 defect one level up. MAX_UNCOVERED_READS stays at 27.
Thinking Path
Read all three issues in full first. #15689 says explicitly that whoever
takes it must take #15650 in the same pass, and #15659 is the same defect
class (wrong npm build target, unstaged publish) plus a third: a dead
ansible inventory path. Read the canonical shape
(autobot-slm-backend/ansible/roles/_shared/tasks/build_publish_slm_frontend.yml)
first, since the shell fix has to converge on the same idiom, not invent a
fourth copy.
For sync-frontend.sh, #15659's own text splits into "has a caller -> fix
forward" vs "no caller -> remove with evidence". Traced every reference to
decide which: docs/system-state.md, docs/adr/005-single-frontend-mandate.md
and docs/developer/INFRASTRUCTURE_DEPLOYMENT.md all describe it, but they
describe a retired architecture (autobot-vue, a per-VM Vite dev server on
port 5173, /var/www/html) that predates the current SLM/nginx/current-symlink
layout entirely. The evidence that tips the decision is
autobot-infrastructure/shared/scripts/utilities/prevent-local-frontend.sh:
a currently-maintained, SSOT-pattern script whose own live output tells an
operator to run
./sync-frontend.shto sync the frontend VM. That is a real,present-day caller, so the answer is fix forward, not delete -- and since it
builds and publishes wrong in three ways at once (npm run build, unstaged
copy into /var/www/html, and an ansible/inventory/production.yml deleted from
the repo in 2026-02's #781 restructure, confirmed via
git log --diff-filter=D), the fix drops the ansible-ad-hoc-command dependencyentirely and reaches the SLM frontend host directly over SSH, the same way
bootstrap-slm.sh and every other script in this SSOT-var family already do.
Widening the new shell-publish guard to sweep every tracked
*.shfile (notjust the two named entry points) surfaced three more sites with the same
wrong-build-target defect (run_agent.sh and the bulletproof-frontend pair).
Those publish through an entirely separate, unestablished mechanism
(
/opt/autobot/src/autobot-slm-frontend{,-primary,-staging}) outside thescope of the three issues here, so they are grandfathered in the guard with
a comment and filed as #15718 rather than silently fixed or silently ignored.
