Fixes ADE-175

Problem

ADE-175 lists the perf items that stayed open after the web-client fixes branch. Measurement on a loaded dev app (several projects and chats open) found more: a long chat cost more script time per streamed event as it grew, the web client downloaded the full app stylesheet before sign-in, a project or tab switch re-rendered parked surfaces, and the brain polled thousands of paths on macOS and kept the watches of a page after that page went away.

Cause

  • The live merge of chat events and the transcript row builder did a full pass over the event list on each streamed event.
  • index.css was one stylesheet, so the sign-in gate of the web client loaded all of it.
  • Parked project surfaces read the router context, so each navigation re-rendered them. setProject replaced an equal project object.
  • chokidar polls on macOS. A page that reloaded or crashed never released its file watches.
  • The dev renderer loaded the browser mock snapshot in Electron, where nothing reads it.

Change and boundary

  • Chat streaming: the live merge, the display filter, the row collapse, and the turn folds are incremental. They keep the lineage of an append and replay from a checkpoint when an envelope changes.
  • Web client: gate.css holds only what the gate needs. The app stylesheet loads together with the app root. Shared rules moved into styles/foundation.css and two partials.
  • Desktop shell: parked surfaces keep a frozen router context. ProjectSurface and the top bar are memoized. Appearance state has its own store module.
  • File watches: a ledger records the watches of each page and each RPC connection, and releases them on navigation, crash, destroy, or dispose.
  • macOS watcher: watchTree uses one recursive fs.watch with a snapshot diff on macOS. Other platforms keep chokidar unchanged.
  • Dev only: Electron gets an empty module for the browser mock snapshot.
  • Not changed: no feature, no UI, no IPC contract. configReloadService still polls three files. The per-keystroke render cost of AgentChatPane is not changed. The iOS command redaction that ADE-175 names is already on main from Web client: transcript zoom gap, command redaction, plain scene, -84% boot payload #1561.

Measured on a Mac Studio M4 Max (before to after):

Row Before After
Stream, script per event, dev 8.0 ms 5.7 ms
Stream, script per event, production 5.6 ms 3.4 ms
Transcript row builder, per event 2.95 ms 0.08 ms
Web client, cold transfer 1,556 KB 736 KB
Web client, CSS before sign-in 666 KB 67 KB
Dev renderer heap 477 MB 129 MB
Project switch, first frame 173–180 ms 53–55 ms
Tab switch 59–63 ms 28–32 ms
Brain CPU, Files tab open 5.7% 0.5%
Paths still polled after a page reload 6,994 3

docs/perf/macos-baseline.md has the full tables. I did not run the signed-in production bench of the web client, because it registers a new device on the account.

Verification

  • /quality: two review tracks, 20 findings (0 Blocker, 0 High), 17 fixed, 3 rejected with a reason; the gate is empty. The fixes include: file watches come back after a reconnect, close() cannot leave a watch open, a moved root reports its removed tree, ready fires after a watch error.
  • /test: 13 new tests and 1 extended test; each one failed when the behavior was broken on purpose. Affected files: 1,288 desktop tests in 25 files and 223 CLI tests pass.
  • Desktop and CLI typecheck pass. lint:ci passes with no new ade-ui violation.
  • scripts/perf/service/tree-watcher-parity.mts: 60 steps, 0 mismatches between the native watcher and chokidar.
  • CI is green on 1765ca5, windows-foundation included.
  • Review bots: 8 CodeRabbit comments, 6 fixed, 1 already fixed, 1 rejected with a reason. Bugbot did not run (usage limit).
  • Not verified in a live app after the review fixes: the restore of file watches after a reconnect, the did-navigate release, and the user agent mark of the dev window. Tests and typecheck cover them.

Note

Medium Risk
Touches chat transcript correctness (incremental collapse must match full passes), file-watch lifecycle across reload/reconnect, and macOS watcher behavior; well-covered by new tests but regressions could affect Files updates or long-chat UI.

Overview
This PR targets ADE-175 with a broad performance pass: chat streaming, web sign-in load, multi-project navigation, and file watching on macOS.

Chat streaming stops doing full transcript passes on every event. The live merge keeps indexes across merges; the row builder replays from collapse checkpoints when provider tool-call resends replace envelopes in place; display filtering, runtime/turn folds, and derived session maps reuse prior work on plain appends. The pane skips redundant setSelectedSessionId updates and stabilizes handlers (e.g. compaction retry) so rows do not re-render per event.

Desktop shell freezes router location/match for parked project and Work surfaces (ProjectSurfaceRouterScope), memoizes surfaces and the top bar, and reuses unchanged project bindings. Appearance moves to appearanceStore (and pinKey) so the hosted sign-in path does not pull in full appStore.

File watches add a ledger on the RPC handler and in the runtime bridge: watches are released on connection dispose, navigation, renderer death, or window destroy, and restored after reconnect. On macOS, directory trees use new watchTree (one recursive native watch + snapshot diff) instead of chokidar polling in the file watcher and automation services.

Dev marks the app window user agent (ADEDevShell) so Vite can serve an empty browser-mock snapshot module, cutting dev renderer heap. Documentation in the perf skill captures measurement notes and follow-ups.

Summary by CodeRabbit

  • Performance
    • Improved responsiveness when switching between Work and other tabs, and when loading and updating long chat transcripts.
  • Bug Fixes
    • File watches are cleaned up when their owning window or connection closes, and are restored after runtime reconnections.
    • Chat transcripts no longer show duplicate subagent entries or outdated “Message queued” notices after a message is handled.
    • Improved file-change detection on macOS, including additions, updates, and removals.
  • Style
    • Updated shared styling for the hosted sign-in page and tool picker, including light-theme support. The sign-in screen now applies saved appearance preferences.

📝 Walkthrough

Walkthrough

The pull request changes streamed chat processing, directory watching, appearance state, hosted sign-in styles, and parked project surfaces. It also adds performance measurement scripts and implementation guidance.

Changes

Streamed chat processing

Layer / File(s) Summary
Live event merge and append metadata
apps/desktop/src/shared/chatHistoryMerge.ts, apps/desktop/src/renderer/components/chat/chatExecutionSummary.ts
Live merges carry indexes and append metadata. Repeated tool-call updates use an incremental path, and rewritten tool calls can match during prefix checks.
Incremental chat state and display
apps/desktop/src/renderer/components/chat/chatRuntimeState.ts, apps/desktop/src/renderer/components/chat/chatHistoryWindow.ts, apps/desktop/src/renderer/components/chat/AgentChatPane.tsx, apps/desktop/src/renderer/components/chat/AgentChatMessageList.tsx, apps/desktop/src/shared/chatSubagents.ts
Chat state and transcript display reuse derived results for eligible appends. Unchanged records and turn descriptors retain their identities. Subagent plain-text summaries are cached.
Transcript derivation and row checkpoints
apps/desktop/src/renderer/components/chat/chatTranscriptPresentation.ts, apps/desktop/src/renderer/components/chat/chatTranscriptRows.ts
Transcript presentation uses append-aware caches. Row building uses indexes and checkpoints to support incremental replay after event replacements.
Chat performance checks and guidance
scripts/perf/service/chat-transcript.bench.mts, .agents/skills/ade-perf-work/SKILL.md
The benchmark measures incremental merge and row building and compares incremental rows with full rebuilds. The skill document records related guidance.

Directory watching and cleanup

Layer / File(s) Summary
Shared tree watcher implementation
apps/desktop/src/main/services/shared/treeWatcher.ts, apps/desktop/src/main/services/shared/chokidarOptions.ts
watchTree delegates to Chokidar off macOS and uses native recursive watches on macOS. The native implementation batches events, tracks symlink aliases, supports ignore and write-stability options, and exposes cleanup.
Watcher services and watch accounting
apps/desktop/src/main/services/files/fileWatcherService.ts, apps/desktop/src/main/services/automations/automationService.ts, apps/desktop/src/main/services/files/fileWatchLedger.ts, apps/desktop/src/main/services/ipc/runtimeBridge.ts, apps/ade-cli/src/adeRpcServer.ts
File and automation services use watchTree. Ledgers track watch references, and runtime and RPC cleanup stop outstanding watches.
Watcher parity, benchmarks, and guidance
scripts/perf/service/tree-watcher-parity.mts, scripts/perf/service/tree-watcher.bench.mts, .agents/skills/ade-perf-work/SKILL.md
The parity script compares watcher events. The benchmark records readiness, close timing, event-loop delay, and CPU. The skill document describes watch cleanup.

Hosted sign-in styles and appearance

Layer / File(s) Summary
Appearance state and consumers
apps/desktop/src/renderer/state/appearanceStore.ts, apps/desktop/src/renderer/state/appStore.ts, apps/desktop/src/renderer/components/app/AppearanceRoot.tsx, apps/desktop/src/renderer/components/app/ThemeDocumentSync.tsx, apps/desktop/src/renderer/scene/useScene.ts, apps/desktop/src/renderer/components/onboarding/GateBackdrop.tsx, apps/desktop/src/renderer/components/terminals/WorkToolPickerBackdrop.tsx, apps/desktop/src/renderer/components/ui/SmartTooltip.tsx
Appearance parsing, theme helpers, and store access move into appearanceStore.ts. Appearance consumers use the new store. appStore reuses shallow-equal project objects and bindings.
Shared styles and hosted sign-in entry
apps/desktop/src/renderer/styles/*, apps/desktop/src/renderer/index.css, apps/desktop/src/renderer/webclient/gate.css, apps/desktop/src/renderer/webclient/main.tsx, apps/desktop/src/renderer/webclient/shell/WebClientRoot.tsx, apps/desktop/tailwind.gate.config.cjs, apps/desktop/src/renderer/tailwindTokens.test.ts, apps/desktop/src/shared/themeTokens.test.ts, apps/desktop/src/renderer/components/onboarding/launchGateGlass.css
Shared tokens and component styles move into separate stylesheets. Hosted sign-in loads gate.css; the workspace loads and preloads index.css. Token tests now read foundation.css.
Development browser-mock snapshot handling
apps/desktop/src/main/main.ts, apps/desktop/vite.config.ts, apps/desktop/README.md, .agents/skills/ade-perf-work/SKILL.md
The development app window receives an empty snapshot module from Vite. Its user agent includes ADEDevShell; the README and skill document describe this handling.

Parked surfaces and UI performance

Layer / File(s) Summary
Router context and stable UI state
apps/desktop/src/renderer/components/app/App.tsx, apps/desktop/src/renderer/components/app/AppShell.tsx, apps/desktop/src/renderer/state/appStore.ts, apps/desktop/src/renderer/lib/stableIdentity.ts, .agents/skills/ade-perf-work/SKILL.md
Inactive surfaces retain router location and route match. The app reuses shallow-equal project bindings, memoizes the top bar, and adds a setter that skips repeated same-value updates.
UI interaction measurement
scripts/perf/ui/interaction.mjs
The script measures switching across tabs, chats, and projects and reports timing and DOM metrics.

The issues are limited to a developer-run parity script. It can miss duplicate watcher events, and a focused run can fail spuriously once its files are used up. Product behavior is not affected, so owners can fix these in follow-up.

- Line 102: Update the operation selection and error handling around
pick(files()) so an operation with no eligible path is treated as skipped, not
counted in failedOps. Preserve failure counting for genuine operation errors and
allow a focused ONLY=remove run to exit successfully after exhausting its files.
