Bug: sub-agent chat view is empty — SDK events not consumed and factory-path slot creation crashes #797
Description
Summary
When an agent runs tools that spawn sub-agents, opening the sub-agent's chat view shows an empty history. No messages, no tool calls, nothing ΓÇö even though the sub-agent ran and produced output. There are two independent bugs causing this, affecting different code paths.
Bug A ΓÇö Registry path: processing loop never consumes SDK events
AgentChat.RunProcessLoopAsync is designed for user-driven agents. It blocks indefinitely on:
// AgentChat.cs:1305
await queueStateSignal.WaitAsync(cancellationToken);This gate only opens when a user message is enqueued (EnqueueUserMessage / EnqueueUserContents). For hosted sub-agents, nobody ever enqueues a message ΓÇö the SDK pushes data directly into SubAgentChatClient.channel. The result:
SDK events → SubAgentChatClient.Push() → channel.Writer.TryWrite() ← buffered here
RunProcessLoopAsync() ← blocked at WaitAsync() forever
GetStreamingResponseAsync() ← NEVER called
AgentChat.History ← ALWAYS empty
acceptsUserInput = false is correctly set at AgentChat.cs:165 for hosted agents (where IHostedAgentChatClient is implemented by both SubAgentChatClient and CopilotSubAgentChatClient), but this flag is never used to trigger an alternative processing path ΓÇö it is only exposed as a read-only property.
Bug B ΓÇö Factory path: InvalidCastException silently swallowed, slot never created
AgentViewModel.AddSubAgentSlot contains a hard cast:
// AgentViewModel.cs:540
var subAgentChat = (AgentChat)subAgent; // ← CRASHES for factory-path sub-agentsOn the registry path, subAgentItems.Add(childChat) adds an AgentChat directly, so the cast succeeds.
On the factory path (ISubAgentTable.Add), a SubAgent wrapper is added:
// AgentChat.cs:824
var subAgent = new SubAgent(sessionId, agentChat, factory); // NOT an AgentChat
this.subAgentItems.Add(subAgent);SubAgent is sealed class SubAgent : IRunningSubAgent ΓÇö not a subclass of AgentChat. The cast throws InvalidCastException, which is silently swallowed by the fire-and-forget Task.Factory.StartNew (result assigned to _). The sub-agent slot is never created, and the chat view never appears.

Design / Fix
Fix for Bug B (factory-path cast, simpler)
Replace the hard cast in AddSubAgentSlot:
AgentChat? subAgentChat = subAgent switch
{
AgentChat direct => direct,
SubAgent wrapper => wrapper.AgentChat,
_ => null
};
if (subAgentChat is null) return;This allows the Copilot factory-path slot to be created and the AgentViewModel to be wired up correctly.
Fix for Bug A (processing loop, larger change)
For hosted sub-agents (IHostedAgentChatClient), RunProcessLoopAsync should not wait for user input ΓÇö it should call GetStreamingResponseAsync() directly as soon as the client signals data is available. Two approaches:
Option 1 ΓÇö Hosted-agent fast path in the process loop:
At the top of RunProcessLoopAsync, detect !acceptsUserInput and skip the queueStateSignal.WaitAsync gate, instead awaiting subAgentChatClientSource channel data directly.
Option 2 ΓÇö Separate RunHostedProcessLoopAsync:
Extract a second loop method specifically for hosted agents that reads directly from the IHostedAgentChatClient channel and appends turns to History without the input-queue machinery. StartProcessingLoop() selects the appropriate loop based on acceptsUserInput.

Why
subAgentItemscontains mixed typesGetOrCreateAsyncpredatesSubAgent.AgentChatdirectly implementsIRunningSubAgentand was the original sole path;SubAgentwas added later to support two scenarios that a liveAgentChatalone cannot cover:ISubAgentTable.Add— carries anIRunningAgentChatFactoryreference for ref-counted lifecycle management of a known-live child chat.RestoreSubAgentsAsync— restores persisted session stubs whereAgentChatisnull; the session is known only by itsAgentSessionIdand materialised on demand viaAcquireLeaseAsync().GetOrCreateAsyncwas never migrated to the wrapper. Migrating it requires fixing two hard(AgentChat)casts in the UI layer that were written beforeSubAgentexisted:AgentViewModel.AddSubAgentSlot(line 540)var subAgentChat = (AgentChat)subAgent;RunningSubAgentDisplay.cs(line 43)subAgent => new RunningSubAgentDisplay((AgentChat)subAgent)The safe pattern already exists in production at
AgentSessionToolset.cs:The two broken cast sites need to adopt the same pattern. Once they do,
GetOrCreateAsynccan optionally be migrated to also produce aSubAgentwrapper, giving uniform types throughoutsubAgentItems.JoshuaRowePhantom commentedon Jul 8, 2026
Canonical Design: Remove
IRunningSubAgentfromAgentChatMotivation
AgentChatcurrently implementsIRunningSubAgentdirectly — a historical accident from beforeSubAgentexisted. This causes two categories of bug:GetOrCreateAsyncadds rawAgentChattosubAgentItems, whileISubAgentTable.AddandRestoreSubAgentsAsyncboth addSubAgentwrappers. The collection has mixed types.AgentChatand hard-casts accordingly, crashing silently on the factory/restore paths.The fix is to make
SubAgentthe single authoritative type in every sub-agent collection, and remove: IRunningSubAgentfromAgentChatentirely.Invariant After Refactor
Change Set

AgentViewModel.cs—AddSubAgentSlot(line 540)Replace the hard cast with extraction from
SubAgent:The null guard is a safety net; on both
GetOrCreateAsyncandISubAgentTable.AddpathsAgentChatis always non-null at add time. Only the lazy-restore stub can be null — and that stub should not arrive inAddSubAgentSlotuntilAcquireLeaseAsynchas been called.3.

Step 2: Eliminate All Casts — Strong-Type the Collection
Once the canonical design (previous comment) lands and
GetOrCreateAsyncwraps its child inSubAgent,subAgentItemsis uniformlySubAgent. At that point we can strong-type the collection and remove every narrowing cast.Why this is possible
IReadOnlyList<T>is covariant (out Tin .NET), soIReadOnlyList<SubAgent>is directly assignable toIReadOnlyList<IRunningSubAgent>. TheIRunningSubAgent.SubAgentsinterface contract is satisfied without any cast.ReadOnlyObservableCollection<T>is invariant, so consumers holdingReadOnlyObservableCollection<IRunningSubAgent>need updating — but sinceSubAgent : IRunningSubAgent, they can simply acceptReadOnlyObservableCollection<SubAgent>or widen the parameter to an interface.Additional Changes on Top of the Canonical Design
AgentChat.csThe explicit impl on
AgentChat(ifIRunningSubAgentis kept for other reasons) remains valid via covariance:AgentViewModel.cs—AddSubAgentSlotThe
CollectionChangedhandler iteratese.NewItems— change loop variable toSubAgent:RunningSubAgentDisplay.csAlso fix the
IEnumerablecheck at line 90 —ObservableCollection<SubAgent>is invariant sois IEnumerable<IRunningSubAgent>would fail. Use the covariant interface path:SubAgentBrowserViewModel.csInternal usages only read
IRunningSubAgentmembers (.LastUpdatedAt,.CompletionState,.AgentId,.DisplayName) — all available viaSubAgent : IRunningSubAgent. No other changes needed insideSubAgentBrowserViewModel.AgentSessionToolset.csUpdated Expected Tests

Correction to Canonical Design:
subAgent.AgentChat!is not acceptableThe previous canonical design comment proposed replacing the
(AgentChat)subAgenthard cast withsubAgent.AgentChat!:csharp // Proposed — but WRONG: var sub = (SubAgent)subAgent; var subAgentChat = sub.AgentChat!;This must be rejected. Accessing
SubAgent.AgentChatdirectly bypasses the ref-counted lease lifetime managed byAgentChatFactory. TheAgentChatcould be disposed while the caller holds the reference. See issue #803 for the full analysis.Corrected approach for
AddSubAgentSlotandRunningSubAgentDisplayAll callers that need the live
AgentChatmust acquire a lease viaAcquireLeaseAsync()and hold it for the lifetime of their use:csharp // AddSubAgentSlot — correct pattern private void AddSubAgentSlot(SubAgent subAgent) { // Fire-and-forget is acceptable here since the UI update is async by nature. // Exception handling required (not shown for brevity). _ = Task.Run(async () => { var lease = await subAgent.AcquireLeaseAsync(); // Hold lease in AgentViewModel's disposal list; dispose when slot is removed. this.subAgentLeases.Add(lease); Dispatcher.UIThread.Post(() => AddSubAgentSlotCore(subAgent, lease.AgentChat)); }); }This is the same pattern already described in issue #802 (restore path). It applies to all sub-agent paths, not just lazy restore stubs.
SubAgent.AgentChatto be madeinternalPer issue #803,
SubAgent.AgentChatwill be madeinternalto thePhantom.Workspaces.Llm.Coreassembly. Once that lands,subAgent.AgentChat!in GUI-layer code will not compile, enforcing the lease pattern at the type level.Updated expected tests (additions)

Diagnosis: test failure is unrelated to this change
Failing test suite: Phantom.Workspaces.Gui.Shared.Tests (46 failures in TerminalControlTests and RunningIndicatorStylesTests)
Why unrelated:
Phantom.Workspaces.Gui.Shared(production code)Llm.Core,Agent.Gui, and their test projectsRelated bug: #793 tracks this exact failure pattern

Recommendation: Proceed with commit. The tests directly affected by this change (
AgentViewModelSubAgentBrowserTests,AgentChatSubAgentRegistryTests,AgentChatPersistenceTests,AgentChatSubAgentTypeTests) all pass. The Gui.Shared.Tests failures are a pre-existing Avalonia test infrastructure issue tracked in #793.JoshuaRowePhantom commentedon Jul 9, 2026
