Stack 1/5: the j5 command everywhere J5 is installed.

Problem

The executable inside J5's release archives kept upstream's t3 name. So ~/.local/bin/j5 ran a file called t3, the service unit ran t3 __service-launcher, and the server showed up as t3. J5 shouldn't point at t3 at all. Closes #403.

What changed

  • Renamed: every place that locates the archive's executable by name now says j5/j5.exe: the pinned runtime and the service launcher, SSH remote launch, install.sh and install.ps1, the archive build and smoke scripts, the release workflow's signature check, and the desktop WSL runtime.
  • Unchanged: archive file names stay t3-<version>-<platform>.tar.gz, because existing servers download updates by those names and users never see them.

Moving existing servers across. An update from the app never replaces the service's launcher, and an old launcher starts every new version as t3. Rather than ship a t3 link with no end date, each existing server is moved once, by hand:

  • The refusal. The rename is launcher protocol 4. A server from before it is refused the update from the app with: "This update changes how the background service starts. Run j5 update on the server's machine to finish it." The server keeps running.
  • The one command. j5 update on that machine installs the new version and replaces the launcher. The old CLI writes the service's state file in the old format before starting the new launcher, so the new launcher reads that format too; otherwise it would exit and leave the server down until j5 service install.
  • The t3 link. Each macOS/Linux archive carries t3 -> j5, only because a pre-rename server runs that check and that command as <new version>/t3. Nothing after the rename looks for it. Removing it is Remove the t3 shortcut from release archives once pre-rename servers have updated #440.

Not supported: downgrading below the rename with j5 update --allow-downgrade.

How it was checked. With a renamed 0.0.99 archive on a local mirror and a scratch home:

  • The command: the installed 0.0.47 program, run through its own j5 link, installed 0.0.99.
  • The refusal: the check an old server runs returned the j5 update message.
  • The launcher: started as <version>/t3 __service-launcher over an old-format state file, it ran the server as j5.
  • Not run: the service manager's own stop and start under the old CLI's j5 update. It acts on the machine's real service, so it needs a throwaway machine. Jackson accepted shipping without it.

Upstream impact

All edits are recorded in FORK.md case 50, with file-table rows:

  • Rename: pinnedRuntime.ts, serviceLauncher.ts, packages/ssh/src/tunnel.ts, install.sh, install.ps1, build-cli-archive.ts, smoke-cli-archive.ts, build-desktop-artifact.ts, DesktopWslEnvironment.ts, DesktopBackendConfiguration.ts, and their tests.
  • Protocol: apps/server/src/cloud/serviceProtocol.ts (the number, and reading protocol-3 state files) and apps/server/src/cloud/servicePreflight.ts (the message for protocol 3).

This changes what upstream's product does, so it adds register entry D28, decided by Jackson on 2026-10-02 (#403) and 2026-10-03 (the protocol bump).

Checklist

  • One concern: the description has no "also"
  • Tests cover the changed behavior: install.test.ts (new and pre-rename archives); renameTransition.test.ts (the refusal message, the old-format state file); the runtime, launcher, SSH, WSL and desktop-artifact tests build j5 trees
  • UI changes: none
  • Upstream-owned files: each one is recorded in FORK.md (case text and file-table row)
  • Upstream product: Jackson's decisions on Rename the release executable from t3 to j5 #403, register entry D28
  • Surfaces: server install, background service, in-app update, j5 update, SSH remote launch, desktop WSL. No client UI, provider, or contract change.
  • Docs: docs/user/updating.md explains the "run j5 update" message; the packaging runbook and two user-doc sentences that named the t3 program are corrected

Summary by CodeRabbit

  • New Features

    • Release archives now provide j5 as the command, including on Windows. Installers support both j5 and the legacy t3 executable.
    • macOS and Linux archives retain a t3 compatibility link for existing launchers.
  • Bug Fixes

    • Desktop WSL, server, and SSH runtime launching now use j5.
  • Documentation

    • Updated archive migration and service troubleshooting guidance. Existing servers that cannot update through the app must run j5 update once on the server machine; subsequent updates can be made from the app.

📝 Walkthrough

Walkthrough

The release executable is renamed from t3 to j5. Archive filenames remain unchanged. Non-Windows archives retain a t3 compatibility link, and the shell installer can select either executable name. Desktop, server, and SSH runtime paths now use j5. Existing protocol-3 servers are directed to run j5 update on the server machine.

Changes

Release executable rename

Layer / File(s) Summary
Build and install archives with the rename
scripts/build-cli-archive.ts, scripts/smoke-cli-archive.ts, scripts/install.*, scripts/install.test.ts, scripts/build-desktop-artifact.*, scripts/lib/j5-branding.ts, docs/j5/product/upstream.md, docs/j5/runbooks/macos-packaging.md, docs/user/*, FORK.md, .github/workflows/j5-release.yml
Archive builds stage j5 and retain a t3 link on non-Windows platforms. The shell installer selects j5 when available and falls back to t3; the PowerShell installer uses j5.exe. Archive checks and installer tests cover the renamed executable and compatibility path. Documentation and signature checks reflect the rename.

Use j5 in desktop runtimes
apps/desktop/src/backend/DesktopBackendConfiguration.*, apps/desktop/src/wsl/DesktopWslEnvironment.*
Desktop backend and WSL runtime paths use j5. WSL installation checks, cache hashes, and runtime probes use the renamed executable.
Use j5 in server and SSH runtimes
apps/server/src/cloud/*, apps/server/src/serviceLauncher.*, packages/ssh/src/tunnel.*
Server runtime paths select j5 or j5.exe. The service launcher and SSH runner validate and execute j5. Related tests use the renamed path.

Explanation

[#403] The rename is implemented across the listed runtime, installer, SSH, desktop, and archive paths, and the archive filename remains unchanged. However, the issue requires an update from the last t3-named release through the app. This PR blocks protocol-3 servers from app updates and requires j5 update, so that acceptance criterion is unmet. The npm packager still requires t3/t3.exe, and legacyCliLauncher.ts still executes those names; both paths therefore fail to support renamed archives as required by the issue’s executable-lookup scope.

Review panel (Opus 5.5, Astra) findings on #414:

  the transition link; it verifies `j5`;
- once the link retires, servers from before the rename fail the update

  case 50 and D25 now say so;
- a stale WSL comment and the migration guide's "keep directories with a

Review panel (Opus 5.5 code review, Astra live test). Findings on this PR, verified by the builder and fixed in 2f13c63:

  • Release workflow (should-fix, Opus). .github/workflows/j5-release.yml verified the macOS signature on $scratch/t3, which is now the transition link. It would have broken the release the day the link is removed. It now verifies j5.
  • Record accuracy (nit, Opus). FORK.md case 50 said the protocol bump makes old installs show the "update the launcher" message. Only servers from after the rename reach that check. Servers from before it fail the update with a generic install error and keep running. Case 50 and D25 now say so.
  • Stale text (nit, Opus). The WSL comment still said $runtime_root/t3, and the migration guide said to keep directories with a t3 program; both now cover j5.

Astra's live checks passed at the stack tip:

  • the installed 0.0.47 code updated to a renamed archive through t3;
  • <version>/t3 serve ran the j5 executable;
  • the 273 targeted tests passed.

Comment thread FORK.md Outdated

Left as upstream: archive file names (`t3-<version>-<platform>.tar.gz`, which existing servers download by name), tsdown's intermediate `dist-exe/t3`, and upstream's npm packaging (`scripts/build-npm-platform-packages.ts`, `packages/shared/src/legacyCliLauncher.ts`), which J5 doesn't publish.

**Transition link.** On macOS and Linux the archive also carries `t3 -> j5`. Service launchers and servers from before the rename look for `t3` in a new version's directory, and in-app updates never replace the launcher, so the link stays until a release removes it together with a `SERVICE_LAUNCHER_PROTOCOL` bump. Servers from after the rename then refuse the update with upstream's "update the launcher" message. Servers from before it never reach that check: their self-update verifies the staged `t3`, which won't exist, so the update fails with a generic install error and the running version stays. The smoke script runs both names. `.github/workflows/j5-release.yml` (J5-owned) verifies the macOS signature on `j5`.

Correct the pre-rename self-update failure claim.

On macOS and Linux, the old installer extracts the archive before validating staged t3, and the archive includes t3 -> j5. With a matching release version and launcher protocol 3, preflight can pass and the old server can reach the launcher handoff. The missing-path failure applies on Windows, where the old verifier expects t3.exe and the archive has no transition link. Distinguish these cases.

Suggested documentation correction
-Servers from before it never reach that check: their self-update verifies the staged `t3`, which won't exist, so the update fails with a generic install error and the running version stays.

Review panel, second pass (Opus 5.5 code review, Astra live test), after the redesign in 441b03f. No findings on this PR.

  • Opus traced the protocol bump with the old code being j5/main and found every path correct:
    • an old server updating from the app;
    • the old CLI's j5 update, with and without the restart;
    • a failed trial rolling back;
    • updates between post-rename versions;
    • the new CLI reading a protocol-3 state file.
  • Astra ran it in a scratch home with a copy of the installed 0.0.47 runtime:
    • j5 update 0.0.99 through the old link exited 0;
    • the new launcher, started as <version>/t3 __service-launcher over {"protocol":3,…}, brought the server up as j5;
    • state files with protocol 2, 5 or garbage exit with "Service state is invalid or unsupported";
    • a protocol-3 pending record ran its trial and was rewritten as protocol 4;
    • the preflight returns the j5 update message for protocol 3 only.

Still not run by anyone: the service manager's own stop and start under the old CLI's j5 update.

The archive's executable kept upstream's `t3` name, so `~/.local/bin/j5`
ran a file called `t3` and the server showed up as `t3`. Every place that
locates the executable by name now says `j5`: the pinned runtime, the
service launcher, SSH remote launch, both installers, the archive build and
smoke, and the desktop WSL runtime.

Each archive also carries a `t3 -> j5` link. Service launchers from before
the rename start new versions as `t3`, and in-app updates never replace the
launcher, so the link stays until a release drops it together with a
SERVICE_LAUNCHER_PROTOCOL bump. install.sh links whichever name a release
ships, so pinning an older version still works.

Closes #403.

…fail

Review panel (Opus 5.5, Astra) findings on #414:
- the release workflow checked the macOS signature on `t3`, which is now
  the transition link; it verifies `j5`;
- once the link retires, servers from before the rename fail the update
  with a generic install error rather than the launcher message; FORK.md
  case 50 and D25 now say so;
- a stale WSL comment and the migration guide's "keep directories with a
  `t3` program" now cover `j5`.

CodeRabbit finding on #414: a rejected WSL runtime archive still reported a
missing `t3` executable.

An update from the app never replaces the service's launcher, and an old
launcher starts every new version as `t3`. Rather than ship a `t3` link
with no end date, the rename becomes launcher protocol 4:

- a server from before it is refused the update from the app with a
  message to run `j5 update` on its machine;
- that command, run by the old CLI, installs the new version, repoints the
  unit at the new launcher and starts it. The old CLI writes the state file
  as protocol 3, so the new launcher reads that too; otherwise it would
  exit and leave the server down until `j5 service install`;
- the archive's `t3` link stays only so those servers can run that check
  and that command. Removing it is #440.

Decided with Jackson on 2026-10-03.

The longer message was cut off in the app's update prompt. It now reads only
"Run `j5 update` on the server's machine to finish it."
