feat(cmux): sync PR review stage into the orchestrator watch loop - #409
Conversation
Replaces the standalone crew-pr-stages bash poller with an opt-in pr-stage-sync tick step. Each watch tick batches one GitHub GraphQL call for every tracked PR, derives crew_stage/crew_ticket/crew_labels from the same rules the bash poller used, and writes only changed cmux sidebar fields. Adds `crew stage label-add/label-remove/refresh` to manage the two gating labels and trigger a pass on demand. Three correctness gaps need addressing: lookup failures erase saved stages, orchestrator dry runs write cmux status, and label removal bypasses URL validation.
Reviewed changes — Reviewed the complete initial PR, its watch-loop integration, real PR discovery helper, and CLI behavior.
- Stage synchronization: Adds opt-in cmux configuration, workspace matching, branch PR discovery, batched GraphQL details, changed-field writes, and heartbeat updates.
- Stage rules: Adds pure stage, ticket, and managed-label derivation with fixture coverage.
- Operator commands: Adds label creation/application/removal, on-demand refresh, completions, and documentation.
- Validation:
node --run verifypassed all checks, including 2,348 tests and 100% coverage; isolated reproductions confirmed the three inline findings without external mutations.

Preserves saved crew_stage/crew_labels when PR discovery itself fails (network/auth error), instead of conflating that with a confirmed "no PR" and clearing them. Adds findPullRequestsForBranchOrThrow so pr-stage-sync can tell the two apart; the shared display-oriented findPullRequestsForBranch is unchanged for its other callers. Honors the orchestrator's --dry-run in the per-tick sync, so it no longer writes cmux status during a dry run (crew stage refresh is unaffected — it always writes). Validates the PR URL before label-remove, matching label-add. Co-Authored-By: Claude Sonnet 5 <noreply@anthropic.com> Claude-Session: https://claude.ai/code/session_01QDPWP8wH2WJjTPgZzibVG2

- Preserved saved PR status: Separated failed discovery from confirmed empty results using a throwing lookup helper and per-workspace failure tracking.
- Honored dry runs: Skipped adapter access and status/heartbeat writes during orchestrator dry runs while retaining explicit refresh behavior.
- Validated removal targets: Applied full PR URL validation before label removal, with a regression test preventing
ghcalls for invalid targets. - Clarified refresh behavior: Documented that on-demand synchronization requires cmux but runs independently of the watch-loop enable flag.
Validation: node --run verify passed all checks, including 2,354 tests across 99 files and 100% coverage.

Ports Jason's reworked sidebar (stage sections, compact two-line rows, a horizontal agent-icon strip, and label toggles in the context menu) into contrib/cmux/groundcrew.swift, restoring the repo's own conventions on top: prLinkTarget() defaults back to "github", and the checkout path uses the __GROUNDCREW_DIR__ placeholder install.sh substitutes (crewStagesCwd() and the Cleanup action), instead of a hardcoded path. The context menu's label toggles and "Refresh stages" action now call `crew stage label-add/label-remove/refresh` from the groundcrew checkout, replacing the retired standalone crew-pr-stages script. pr-stage-sync now writes crew_ticket for every matched cmux task workspace regardless of cmux.prStages.enabled, since the sidebar reads crew_ticket unconditionally -- splitting runOnce into the gated full sync and a new ticket-only path (syncTicketsOnly) that writes no stage, labels, or heartbeat. The sidebar treats "no crew_poller_heartbeat anywhere" as feature-off rather than stale: it hides the stale caption and renders stage-unknown PRs under "Open PRs" instead of "Stage unknown". Brings the Swift regression suite into contrib/cmux/tests/, adjusted for the new command strings and the feature-off mode, with a README on running them against a cmux checkout. They're intentionally not wired into this repo's npm verify, since they need a live cmux checkout and its Swift toolchain. Three new sidebar integration gaps affect on-demand refresh, ticket actions for manual launches, and custom gating labels.
Reviewed changes: Reviewed d0bf9e9 since the prior Pullfrog review at 9d4deac, with the complete PR diff as context.
- Regrouped task rows: Replaced the flat sidebar with stage sections, compact ticket/PR rows, and deduplicated agent icons whose live state takes precedence.
- Moved ticket reads: Replaced sidebar title/directory parsing with
crew_ticket, and added ticket-only synchronization when PR-stage polling is disabled. - Integrated operator actions: Added sidebar label toggles and refresh through
crew stage, plus heartbeat-driven stale/off presentation. - Expanded coverage: Added Swift interpreter suites and a render benchmark, updated source guards, and covered ticket-only synchronization failures.
Validation: node --run verify passed all checks, including 2,361 tests across 99 files and 100% coverage. Isolated production-code checks and execution of the shipped Swift value-helper bodies confirmed the findings without external mutations; the full cmux interpreter suites were not rerun because they require the separate cmux package checkout.

The heartbeat write only ran on $CMUX_WORKSPACE_ID, so when the watch loop runs outside a cmux-spawned shell, cmux.prStages could be fully enabled and writing correct crew_stage values with no heartbeat anywhere -- which the sidebar's new feature-off detection would misread as PR-stage sync having never run. writeHeartbeat now falls back to the first matched task workspace, in its own try/catch so a heartbeat failure never masks a more specific reason from an earlier step in the same pass. Also corrects contrib/cmux/README.md's description of the context-menu label toggles with overridden cmux.prStages.labels names: they fail outright (the sidebar's "has this label?" check and the label name it sends are both hardcoded to the defaults, never read from crew_labels), not "still toggle the configured label" as previously stated. heartbeat_write_failedwithout replacing an earlier lookup or status-write failure reason. - Expanded regression coverage: Added fallback and heartbeat-failure tests and updated the unchanged-field assertion for the new heartbeat write.
- Corrected label documentation: Documented that sidebar toggles use default label names and fail for overridden roles, while refresh and direct configured-label CLI commands remain available.
Validation: node --run verify passed all checks, including 2,363 tests across 99 files and 100% coverage. …aleness Two pullfrog findings on the sidebar rework (PR #409, commit d0bf9e9): - crew_ticket was only ever written by an orchestrator tick (full sync or the tickets-only pass), so a workspace launched via `crew start`/`crew open --task`/`crew resume` showed no ticket pill or Cleanup action until the watch loop ran at least once. cmuxAdapter.ts now writes crew_ticket from the task id the moment a workspace is created, best-effort like its existing agent/task status painting, covering every launch path in one place since they all funnel through workspaces.open. - writeHeartbeat preferred $CMUX_WORKSPACE_ID over a matched task workspace. That's fine for the long-running watch loop, but `crew stage refresh`/`label-add`/`label-remove` run the same sync pass from a cmux Action's own ephemeral workspace, which closes right after the command exits — taking the heartbeat with it and making a successful on-demand refresh look stale on the next render. The sidebar's staleness check scans every workspace for any recent heartbeat, so it doesn't matter which task workspace carries it; flip the priority to prefer a matched task workspace, falling back to CMUX_WORKSPACE_ID only when none exist. Also splits workspaces.test.ts's "workspaces.open (cmux)" describe block into its own file (workspaces.open.cmux.test.ts), matching the existing worktrees.test.ts/worktrees.open.test.ts split convention, since the new crew_ticket coverage pushed the original file past the 2200-line lint cap. One new ticket-value regression remains: launch-time initialization publishes task slugs as Linear ticket IDs instead of using the synchronization path's ticket derivation.
Reviewed changes: Reviewed 054d77e to c6c2087 since the prior Pullfrog review, with the complete PR diff as context.
- Moved heartbeat storage: Preferred a matched task workspace over the invoking workspace so freshness survives successful sidebar action closure.
- Initialized ticket status: Added best-effort
crew_ticketwrites to the common cmux workspace creation path used by start, open, and resume. - Shared ticket constants: Moved the ticket status key and priority into
cmuxStatusFields.tsfor launch and synchronization callers. - Updated regression coverage: Added launch-time ticket/error tests, asserted task-first heartbeat targeting, and extracted cmux creation tests into their own file.
Validation: node --run verify passed on rerun, including 2,366 tests across 100 files and 100% coverage; the first attempt encountered an unrelated Vitest teardown rejection in status.test.ts. Isolated built-production checks reproduced the ticket mismatch and confirmed on-demand heartbeat retention with polling disabled and the action workspace removed. The separate cmux Swift interpreter suites were not rerun because they require an external cmux checkout.

…raw task slug CodeRabbit and pullfrog both flagged the same bug on commit c6c2087's launch-time crew_ticket write, independently: it wrote spec.name (the raw task id, e.g. "feature-tg-123" or a lowercase "team-1") verbatim, while prStageSync's sync loop derives the field from title/cwd via deriveTicket (prefix-NUMBER matching, uppercased). The two disagreed for any task whose id isn't already a clean uppercase TICKET-123 — flickering to a different value on the first sync tick, or worse, painting a bogus Linear link for a ticketless branch slug that deriveTicket would correctly leave unset. cmuxAdapter.ts now derives the same way the sync loop does, using the spec's displayName/name and cwd, and skips the write entirely (rather than clearing a key that was never set) when no ticket can be derived.
