Summary

A contending process could never name the project lock's holder, which is the "names the holder's PID" half of C3 acceptance (Step 0.3 in gated docs/audits/next-steps-2026-10-05.md).

ProjectLock read the holder's PID back from .trackdub.lock itself, but the holder keeps that file open with FileShare.None:

  • Windows: the sharing mode refuses every other open. Per the FileShare.None docs, "any request to open the file (by this process or another process) will fail until the file is closed".
  • Unix: .NET takes an exclusive flock for FileShare.None and a shared one for any other share mode, so the contender's diagnostic read is refused.

TryReadHoldingProcessId therefore always took the ReadFailed path, and contenders reported "in use by another Trackdub process" with no PID. Only same-process conflicts named a PID, and those come from the in-memory registry, not the file. The existing fail-closed tests used a holder opened with FileShare.ReadWrite, so they never reproduced a real holder.

Fix. The holder also publishes its PID to a sibling .trackdub.lock.owner record that is never held open, and contenders read that record.

  • The record is written to a unique temp file and moved into place, so a reader never sees a partial record.
  • It is deleted on release while the lock is still held, so a releasing process can only remove its own record.
  • Writing it is best-effort: a missing record costs only the PID in the message, never the run.
  • Acquisition is unchanged: the exclusive handle on .trackdub.lock still decides ownership, and the lock file still carries its diagnostic JSON.

Linked issue

  • Closes # (no issue; found by the C3 live acceptance run, gated next-steps Step 0.3)

Scope

  • Single-responsibility change
  • No unrelated refactors included

Testing

  • dotnet build Trackdub.slnx -m:1
  • dotnet test Trackdub.slnx -m:1
  • Targeted tests only
  • Not run, with justification below

Test notes

  • New tests:

    • Acquire_LockHeldExclusivelyByAnotherProcess_ReportsTheHolderPid reproduces a real holder: FileShare.None with no registry entry. Its premise asserts prove that both the exclusive open and the shared read of the lock file are refused. It failed before the fix (Expected: <pid>, Actual: null).
    • Acquire_WritesOwnerRecordWhileHeld_AndRemovesItOnRelease covers the writer and cleanup.
  • Trackdub.Sdk.Tests: 536 passed, 2 skipped (net10.0, Linux). Not run on Windows or the net10.0-windows TFM.

  • Trackdub.Sdk and Trackdub.Cli build clean in Release. dotnet format --verify-no-changes on the changed files and check-repository-boundary.py both pass.

  • The full Trackdub.slnx Release build ran out of disk in the agent container (each test project copies every ONNX Runtime native), so it is left to CI.

  • Gated Trackdub.UI.Tests filtered to ProjectLock|BatchQueue, built against this commit: 50/50.

  • Live, Linux (CLI Release build; gated desktop net10.0 Debug leg under Xvfb, built against this commit):

    Holder Contender Result
CLI run-stage --stage vad CLI run-stage Before: projectLocked without a PID. After: …in use by another Trackdub process (PID 3498)…, exit 2, holder finished exit 0
CLI run-stage Desktop Run to dub Status bar: …in use by another Trackdub process (PID 5217)…
Desktop Run to dub (PID 5038) CLI run-stage …(PID 5038)…, exit 2, desktop run continued
Desktop Run to dub (PID 5384) CLI run pipeline --input-dir … --continue-on-error Contended file: …is locked by process 5384.; the other file continued

The owner record was gone after each graceful release.

Architecture review

  • No layer dependency violation introduced
  • No inference code added to Trackdub.App
  • No persistence added to view models
  • No pipeline truth moved into UI state
  • No state mutation added from model wrappers

License/model impact

  • No new third-party dependency
  • No new model or model asset
  • New dependency/model documented
  • Manifest/license requirements reviewed
  • Commercial-safe mode impact reviewed

Risk and rollback

  • Low-risk change
  • Rollback is straightforward
  • Follow-up work required, noted below

Diagnostics only: acquisition is unchanged, and release only adds deleting the record before closing the handle. A crash leaves a stale record, but a contender only reports a PID while the lock is held and that PID is alive, which is the same guard as before.

Follow-up: a gated repin to include this, then a re-run of the desktop half on Windows.

Milestone notes

C3 / Step 0.3 live acceptance. Once this merges and gated repins, the Linux evidence above satisfies the run. Windows has not been re-run; the change is platform-neutral, and the bug was confirmed on both platforms from the FileShare semantics.

Agent notes

Side finding, not in this PR: WavePcm16.ReadInfoAsync reads RIFF chunk sizes as signed int, so ingesting about 3 h or more of media throws ArgumentOutOfRangeException (seen with a 4 h file during this run).

Summary by CodeRabbit

  • Bug Fixes
    • Lock contention diagnostics now report the holder’s process ID when reliable ownership information is available. Missing or invalid metadata does not affect whether the lock is considered held.
    • Lock ownership details are cleared when a lock is released.

ProjectLock read the holder's PID from the lock file itself, but the holder
keeps that file open with FileShare.None. Windows then refuses every other
open, and on Unix .NET takes an exclusive flock that refuses the contender's
shared read, so a contender in another process always fell back to the
PID-less message. Only same-process conflicts named a PID, through the
in-process registry.

The holder now also writes its PID to a .trackdub.lock.owner record, moved
into place atomically after the lock is acquired and deleted while the lock
is still held on release. Contenders read that record. Writing it is
best-effort: a missing record costs only the PID in the message.

Found by the C3 live acceptance run: a CLI run contending with another CLI
run reported "in use by another Trackdub process" without the PID.

📝 Walkthrough

Walkthrough

ProjectLock now stores holder metadata in a separate .trackdub.lock.owner sidecar. The exclusive .trackdub.lock handle remains authoritative. Acquisition reads the recorded PID after a failed retry, and release attempts to remove the sidecar before releasing the handle.

Change: Bug fix

Merge Risk | 🔵 Low · up to 00cc0

Merge Risk: 🔵 Low · up to 00cc0

Lock-holder PID reporting now works across processes. A hostile or corrupt owner record could stall a contender's diagnostic read. This is a narrow local hardening gap that is safe to merge, with a bounded read as a follow-up.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 00cc0

The exclusive lock remains authoritative, but contenders now read independently writable diagnostic data without a size or time bound. A writer to the project directory could exhaust or stall the acquiring process, potentially affecting other projects handled by that process. The observed exposure is filesystem-based; no remote, privileged, or cross-tenant expansion was established.

Retained concerns

  • High · security · inferred: The independently writable owner record exposes an unbounded diagnostic read during real lock contention. A project-directory writer can supply oversized data to consume contender memory and processing time. Diagnostic I/O also holds the process-wide acquisition mutex, so a stalled read can delay unrelated project acquisitions and releases rather than remaining a diagnostic-only failure.
Security review details

Security Blast Radius

  • inferred — The supported attack precondition is control over the owner record or its containing project directory, plus persistent exclusive-open failure. Resource consumption affects the acquiring process. A stalled read can additionally block other ProjectLock acquisitions and releases within that process; broader tenant, service, or environment exposure is not established.

Security Findings and Attack Paths

  • inferred — The retained denial-of-service finding follows a directory-controlled owner record into FileStream and unbounded ReadToEnd before the expected conflict exception. The PR materially expands reachability during genuine lock contention, even though the unbounded operation predates it. Oversized data can consume memory; non-terminating-object attacks additionally depend on platform behavior not established here.

Trust Boundaries and Controls

  • observed — The exclusive FileShare.None handle remains authoritative. Missing, corrupt, unreadable, or stale diagnostic metadata does not permit acquisition after both exclusive opens fail. The implementation does not unlink the authoritative lock path, and observed consumers do not use the diagnostic PID as authority.

Resilience and Maintainability Implications

  • observed — Diagnostic exceptions can degrade to an unknown PID, but those handlers provide no resource or duration bound before ReadToEnd finishes. The 256-byte stream buffer is not a total-input limit, and the diagnostic read runs while the shared acquisition mutex is held.

Hardening Proposals

  • proposed — Treat owner metadata as untrusted, small diagnostic input: enforce a strict byte limit, reject unsupported filesystem object types, and bound diagnostic I/O where supported. Consider removing diagnostic I/O from process-wide serialization while preserving handle authority and accounting for holder changes. Present the PID as a best-effort hint unless it can be bound to the active holder.

Publish project lock holder PID in a readable owner record

🐞 Bug fix 🧪 Tests 🕐 20-40 Minutes

Grey Divider

AI Description

• Publish the lock holder’s PID separately so contending processes can identify it.
• Keep the exclusive lock file authoritative; write and remove the diagnostic record best-effort.
• Test PID reporting under exclusive locking and owner-record cleanup on release.

High-Level Assessment

The separate owner record is appropriate: contenders cannot read the exclusively held lock file, and relaxing its sharing mode would change ownership semantics. Keeping diagnostics best-effort preserves lock acquisition as the source of truth.

The implementation correctly addresses the lock file PID visibility issue by introducing a separate owner record file. The approach is sound: the lock file remains exclusively held (preventing reads), while the owner file can be read by contenders for diagnostic purposes. The atomic write-and-move pattern prevents partial reads, and the deletion order ensures only the current holder removes its own record. The comprehensive test coverage validates both the happy path and edge cases including stale records, permission failures, and concurrent access scenarios.

Remediation recommended

1. Owner-record catch lacks a rationale ✓ Resolved
Description
TryWriteOwnerRecord catches write and move failures, then attempts temporary-file cleanup without
a comment inside that catch explaining why the original failure is ignored. When publishing the
owner record fails, the cleanup path runs and the caller continues without a published PID; the
nested catch comment explains only a failure to clean up.
Code

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
Rule 3659202 requires an explanatory comment inside a best-effort IO catch. The new write-failure
catch has no such comment before cleanup; the comment in its nested catch addresses only cleanup
failure.

## Issue description
The owner-record write catch ignores publication failures without stating its best-effort rationale inside the catch.

## Fix Focus Areas
- src/Trackdub.Sdk/ProjectLock.cs[459-461]

## Recommended Fix
Add a brief comment at the start of the catch explaining that publication is diagnostic only, so failure must not prevent lock acquisition; cleanup is attempted afterward.

2. Contenders can name the wrong lock holder ✓ Resolved
Description
Acquire reads the owner record before retrying the exclusive lock, then accepts its PID if that
process is still alive without checking whether it owns the lock after the retry. If the first
holder releases and another acquires between those steps, the contender can report the first
process’s PID; a failed owner-record deletion can leave the same misleading record for a later
holder.
Code

●●● Strong

Recent lock-history precedents accept race-safety fixes around stale metadata and retry ordering.

PR-#365

ⓘ Recommendations generated based on similar findings in past PRs

Evidence
The new read at line 102 precedes the exclusive-open retry, while the exception path checks only
whether the recorded PID is alive. The record is deleted separately from the lock handle, and
deletion failures are suppressed, so the record need not identify the process holding the lock when
the retry fails.

Agent prompt
The issue below was found during a code review. Follow the provided context and guidance below and implement a solution

## Issue description
A contender can read one holder’s owner record but fail its exclusive-open retry against a different holder, then report the first holder’s PID.

## Fix Focus Areas
- src/Trackdub.Sdk/ProjectLock.cs[94-117]
- src/Trackdub.Sdk/ProjectLock.cs[148-158]

## Recommended Fix
Do not treat a PID read before the exclusive-open retry as identifying the holder afterward. Revalidate the owner record against the current lock acquisition before reporting it, and ensure a leftover record from a failed deletion cannot be attributed to a subsequent holder; add a release-and-reacquire race test.

Qodo Fixer

No findings are within the configured fix scope. To change which findings are fixed, adjust the setting on your Qodo configuration page.

Reading the record before the retry could name a holder that released and
was replaced in between; that holder may still be alive (a desktop host that
finished a run), so the liveness check would not catch it. A holder deletes
its record before releasing, so a read after the failed retry names the
current holder or nobody yet.

No noteworthy issues found.

The change is a well-structured, low-risk bug fix. The two findings raised by earlier reviewers — the read-before-retry race (Codex/Qodo) and the missing catch rationale (Qodo) — have both been resolved in the current head (00cc0f8):

  • Race fix: TryReadHoldingProcessId is now called only after the exclusive-open retry fails (line 107), so the record read names the current holder, not a prior one.
  • Catch comment: the best-effort rationale is documented inside the TryWriteOwnerRecord catch (line 463).

The atomic write-and-move pattern for the owner record, the delete-before-release ordering in ReleaseLock, and the FileShare.ReadWrite | FileShare.Delete read mode for contenders are all sound. The two new tests use premise assertions to verify that the reproduction conditions actually hold on the running platform, which is the right pattern for platform-dependent file-sharing behavior. No new correctness, security, performance, or maintainability findings.
