RaidGuild Hats Tree - Q1 2026 — Proposed Changes #222

Summary
Hats Protocol has been a silent, but useful, tool for RaidGuild over the last 2 years. Unbeknownst to many members, Hats is actually used throughout many of RaidGuild's activities. For instance, it:
- Syncs with Discord through Guild.xyz to make many of our roles in the server on-chain
- Delegates authority to run and pays for much of the unseen RaidGuild infrastructure (such as most of the bots)
- Grants people signer access over ganggang
- Delegates authority for keep the RaidGuild brand consistent and fresh across all of our public stuff
- Delegates authority and pays for organizing, running, and recording our weekly meetings
Given all that Hats is currently doing, this proposal aims to do 3 things this first quarter of 2026:
- Remove stale hats, rotate negligent or long-time wearers, and add new hats
- Begin the cadence of reviewing our hats tree on a quarterly basis
- Make how hats is being used a bit more known

- Implement sensible portfolio managing
- Plugging my own idea for maintaining a 75% ETH / 25% stable balance quarterly (with other guardrails included)
- New wearer: Pupcakes
Cohort Group
- Cohort Hosts as the sole hat within this group
- New wearers: Tae and Dekan
2) Regular Hats Tree Review
- Check on hats tree and budgets every quarter
- Prompt wearer rotations every 6 months (no one has to be rotated, but the prompt should make people think about it)
- No hat without a wearer should exist
3) Boost Hats Tree Visibility
- Ensure all hats are linked to Discord roles through Guild.xyz
- Anyone wanting to point out a handbook issue should be able to ping @KeeperOfTheHandbook, for instance
- Or if you want to ask about the treasury, you should be able to ping @angrydwarf
Cost
- Planning to take $100 from the cookie jar if this proposal is approved, mainly for the Guild.xyz syncing work
Bonus: Possible Future for Our Hats Tree
Loose thoughts...
- Treat our DAO as a network of companies that operate within RaidGuild as a a shared framework of incentives
- The smallest unit of a DAO is a hat
- Hat wearers can be individuals or companies of any size
- Wearers should be able to sell their hats to other wearers within the DAO
- DAO treasury takes a fee from the transaction?
- We should treat bundles of hats/wearers as "trust zones"
