Problem

A server that predates a setting accepts a settings patch, silently drops keys it does not know, and returns success. With several environments selected, a new setting such as Review guides (beta) then saves on the upgraded environments only. The row goes mixed, and because a mixed switch turns the setting on for everyone, every later click repeats the same write and the row can never leave the mixed state. Nothing tells the user that one environment is the cause.

Fix

persistScopedSettingsPatch now checks each environment's returned settings against the settings it had before the write. A key the patch should have changed that reads back unchanged was dropped, so that environment is reported as failed: "Could not save on pinot: This environment does not support this setting. Update T3 Code on it." The saved environments are still listed, as before.

This covers every server setting and value type: toggles, text, choices, model selections, and keys nested in project overrides. Two cases are not treated as drops: text the server only trimmed, and writes that match what the environment already had.

Evidence

Two local environments: oliverpad (this branch) and pinot, a server whose contracts lack reviewGuidesEnabled, standing in for an older build. With All environments selected, I turned on Review guides.

Before: the switch stays mixed after every click, with no message. Only the inheritance popover hints that pinot never took the value.

Before: Review guides switch stuck mixed with no message; popover shows pinot inheriting Off

After: the same click explains which environment did not save the setting and what to do.

After: toast reads "Could not save on pinot: This environment does not support this setting. Update T3 Code on it. Saved on oliverpad."

Validation

  • vp test run src/components/settings/scopedSettings.test.ts: new cases for a dropped toggle, dropped text (plus server trimming), a dropped key inside a project override, and an unchanged write.
  • apps/web typecheck and lint on the changed files.

Approvability

Verdict: Approved at 3f2abfd

Macroscope's review found this PR approvable — This is a contained settings bug fix that detects when older environments silently discard requested keys and reports those environments without changing the write operation itself. The added recursive comparison is covered by focused tests, while the companion test changes have no production impact.

Merge Risk | 🔵 Low · up to 3f2ab

Merge Risk: 🔵 Low · up to 3f2ab

An older server can leave a changed nested setting unsaved while the UI reports success. The affected case is bounded, so the PR is mergeable with owner awareness and a follow-up fix.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 3f2ab

The change improves reporting without expanding settings-write permissions or environment reach. Save confirmation remains a heuristic rather than a guarantee that every requested value persisted, particularly with older servers and optional nested settings.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — Environment-wide writes remain restricted to selected, connected environments with loaded configuration. Project writes retain member-specific environment and project identities and the project-override capability gate. The PR does not broaden these target-selection rules for valid settings objects.

Trust Boundaries and Controls

  • observed — The production caller checks required scopes against the destination environment before dispatching the patch. Retained previous settings are not sent as authorization or mutation input. The existing server handler still returns redacted settings after applying the mutation.

Resilience and Maintainability Implications

  • observed — The unchanged server mutation path serializes writes with a semaphore, protects secret changes and file persistence from interruption, rolls back secret changes on materialization or write failure, and updates cache and notifications after persistence. Client confirmation does not replace these mutation safeguards.
  • inferred — Confirmation can miss an omitted nested field whose previous value was defined: the returned undefined value does not equal that previous value, so the environment still counts as saved. An entirely absent success payload also bypasses comparison, although the current production RPC requires a payload. These acceptance cases existed under the base's unconditional Success handling; no increased security exposure was established.

Hardening Proposals

  • proposed — If save confirmation is used as assurance for security-control changes, distinguish unverifiable responses from confirmed persistence and validate requested values using the setting's omission, inheritance, normalization, and redaction semantics.

🗄️ Data Integrity & Integration | 🟡 Minor | ⚡ Quick win

Treat an omitted saved field with a defined prior value as unchanged.

ProjectSettingsOverrides allows nested fields to be omitted. When an older server omits a patched field, field(saved, key) returns undefined. If before contains a value, Equal.equals(undefined, before) is false, so writeWasDropped reports the environment as saved.

Preserve the existing null clear behavior.

@coderabbitai Not applying the outside-diff suggestion on writeWasDropped (treat an omitted saved field with a defined prior value as unchanged). before is decoded from the same server's own settings, so a server that does not know a key never reports a prior value for it: before is undefined there, and the existing check already flags the drop. A field that was defined and now reads back missing means the server knows the key and removed it on purpose, for example by clearing an override. Treating that as a drop would show a false "does not support this setting" error.

@flamboh, thanks for clarifying. I withdraw the suggestion.

previous comes from the same environment’s serverConfig.settings. When an unknown key is absent both before and after the write, writeWasDropped already detects the dropped change. A defined value becoming absent is not unchanged. Treating that removal as a dropped write could produce a false unsupported-setting warning.

Learning: In apps/web/src/components/settings/scopedSettings.ts, writeWasDropped compares a requested value with before and saved. The prior settings come from the same environment's decoded serverConfig.settings. An unsupported key is absent in those prior settings, so an attempted change that remains absent is already detected. Do not treat an omitted saved field with a defined prior value as unchanged: the server can intentionally remove a known field, such as when clearing an override, and that check could produce a false unsupported-setting warning.
