What a user gets

Closes #762.

rig seat set-cwd <seat> --cwd <absolute-path> --reason <text> prepares an existing seat's filesystem startup material and saves its directory for future launches. Its identity, address, queue and history stay intact. The running process keeps its current directory until an explicit fresh launch or rebuild handover; rig seat status exposes the saved selection as launch_cwd.

Before startup writes, preparation checks copied resources at their actual runtime destinations, including nested plugin files and startup skills. Operator-edited files and unrecorded files with different content refuse the change with protected paths and recovery guidance. Unchanged recorded copies can refresh; identical unrecorded files stay unowned. Managed guidance and native configuration merges retain the runtime adapter's policy.

Preparation uses the existing per-seat serialization guard without granting an input lease or changing typing protection. The cwd and audit event commit together after preparation, verification and a final configuration check. Errors report possible prepared files. The old shared directory and source RigSpec remain for explicit maintenance. CLI help, reference docs and the shipped capability map describe these boundaries.

How you verified it

Candidate e57dbd1a, based on bed4d458.

  • The repository's unchanged Tests workflow on this commit: all eight jobs passed (build/package, typecheck, repository checks, installed scenarios and all four package suites). The daemon suite passed 943 files and 14,435 tests, including all 56 cwd service tests and all four real CLI journeys; eight tests were skipped and five remain todo. This runs in the contributor fork because upstream PR Actions require maintainer approval.
  • Local validation: the daemon build and 94 related daemon tests passed after the final directory-symlink correction. At 047cdd92, full build, typecheck, repository checks (286 passed, one opt-in skip, and documentation/mirror/context-pack guards passed), 24 CLI lifecycle tests and the cwd CLI journey passed; the final CI run above repeats the complete project checks.
  • The initial overwrite regressions failed against the previously published implementation, demonstrating actual content loss before the fix. Two directory-symlink regressions also reproduced partial startup writes before that correction.

The service tests use real SQLite and Claude, Codex, Pi, OMP and stub filesystem adapters, plus terminal no-op compatibility. They cover destination conflicts, directory-symlink failures before writes, ownership, refreshed sources, optional files, competing sources, preserved custody, canonical paths, typing protection, serialization, concurrent changes and audit rollback.

The CLI journey runs the real CLI, daemon, SQLite and tmux: the live process keeps its cwd and PID after selection; the new selection survives a daemon restart; an explicit fresh launch enters the new directory while preserving the node, history and queue. A rebuild-handover test checks the selected directory at the successor-launch boundary.

Local full-suite WSL coverage has known limits: the earlier full package run had 19,338 passes and 27 failures. A focused comparison reproduced the same seven failures on the unmodified base and candidate; other environment differences and timeouts were not all baseline-tested. The complete native suite is covered by the CI run above. No assertions or time limits were weakened.

Anything you were unsure about

Filesystem writes cannot roll back with SQLite; files can remain in the destination or runtime-managed state directories after failure or a daemon crash. Native Claude/Codex cross-directory conversation resume has not been tested: filesystem adapters are real, while the process journey uses scripted stub agents. No provider credentials or model calls are required.

  • One concern per PR; no version bump; no CHANGELOG.md edit
  • Tests added or updated where the change is testable
  • I listed the checks I ran, their results, and any checks I could not run

Summary by CodeRabbit

  • New Features

    • Added rig seat set-cwd to set a seat’s working directory for future launches. The command requires a directory and reason, with optional operator and JSON output.
    • Seat status now shows the configured launch directory when available.
    • Changing the directory prepares applicable startup files and resources, reports conflicts or warnings, and records the change. A running occupant keeps its current directory; the new setting takes effect on a future launch or rebuild handover.
  • Documentation

    • Added guidance on changing a seat’s working directory, validation, preparation, and recovery from errors.

The change adds rig seat set-cwd to prepare and save an existing seat’s future launch directory. The daemon reports the directory in status and records a cwd-change event. A running occupant remains unchanged; later launches and rebuild handovers use the saved directory.

packages/daemon/src/domain/seat-delivery-guard.ts, packages/daemon/src/domain/rig-repository.ts, packages/daemon/src/domain/types.ts, packages/daemon/src/domain/seat-lifecycle-service.ts
The daemon serializes cwd configuration with seat lifecycle work. It rechecks seat configuration before conditionally saving the cwd and recording a node.cwd_changed event.

The route and CLI expose set-cwd; status includes the configured launch cwd. Tests and documentation cover request handling, output, errors, preparation, and future-launch behavior.
Verify preparation and future launch behavior
packages/daemon/test/seat-handover-sources.test.ts, packages/daemon/test/stub-cli-journeys.integration.test.ts
Tests verify that setting the cwd does not change a running occupant and that later launches and rebuild handovers use the saved directory. The integration test also checks persistence across daemon restart.

Apply destination conflict protection during setCwd.

readStartupContext rebuilds every persisted projection entry with classification: "safe_projection" and returns conflicts: []. It does not classify the supplied cwd. prepareCwd then passes that plan to adapter.project and delivers the saved startup files directly.

When the destination contains an operator-edited projected target, normal planning would classify it as operator_conflict and hold it back. This path instead writes it. Startup skill delivery also writes its target without a conflict check. A setCwd operation can therefore overwrite user data before committing the new cwd.

Build a destination-aware projection plan before either adapter call. Apply the existing operator_conflict protection to both projection entries and startup files.

Thanks, @Aschenbath. As you describe it, rig seat set-cwd prepares an existing seat's startup material and saves its launch folder for future launches, keeping its identity, address, queue and history. We'll review it and comment here.

Thanks, @Aschenbath. We've read this against main. The verb fills a real gap: today there's no supported way to change an existing seat's launch directory, since editing the spec doesn't reach the seat and recreating the seat loses its history. Validating, saving and auditing the new directory is the right core. Seats that never use it are unchanged, and typing protection is untouched.

Three changes:

  1. A smaller shape. Please keep the validation, the saved directory with its audit event, and the conflict check, but make the check read-only: report the conflicting files at the destination (operator-edited or unrecorded ones) before anything changes, and let launch write the startup files as it does today. Fresh launch and rig seat handover --source rebuild already prepare startup material in the seat's directory. Preparing it ahead of launch adds a second writer of startup files across every runtime adapter, with its own partial-failure states. The read-only check still gives the early refusal while the current occupant is running.
  2. A rebase onto main. It now conflicts with the merged rig seat launch --plan work. In packages/cli/src/commands/seat.ts, keep main's own timeout message for launch-plan alongside the new set-cwd path. Keep both routes in packages/daemon/src/routes/seat.ts, both sections in docs/reference/agent-startup-guide.md, and both sentences in docs/reference/rig-spec.md.
  3. A warning in the docs and in set-cwd --help. After set-cwd, the seat should take up the new directory through rig seat launch <seat> --fresh --stop or rig seat handover <seat> --source rebuild before any rig down/rig up or fork-based handover. Restore and fork resume the existing conversation using the saved directory, and Claude keeps conversations per project directory, so a resume in the new directory may not find it. We haven't tested that in a real session, so the warning only needs to say what to do first, not prove it.

After your push, we'll review the change, and then there's a final maintainer check before merge.
