…s to ~4.3k words AGENTS.md is @-imported by CLAUDE.md, so it loads into every agent session. It had grown to 13,291 words (~16-18k tokens spent before any work starts). This is a pure relocation/compression pass (#413): same rules, same rationale, reachable by link, but no longer resident. - Move the earned narrative from every oversized Conventions bullet, the "Writing a guard" section, "CI security gates", and "Releases" into per-topic records under docs/decisions/ (verbatim, so nothing is lost), plus an index at docs/decisions/README.md. - Leave each bullet as rule + one-line consequence + link. No Conventions bullet now exceeds ~150 words; the five already-short bullets keep their rationale inline. - Keep the canonical release-provenance boundary paragraph resident in AGENTS.md; README.md and the ci.yml comment still summarise and point to it, so the three copies stay in agreement. The releases record defers that one paragraph back up rather than forking a fourth copy. - README.md release section is marked as the how-to half and cross-links the AGENTS.md invariants + the internals record. Word counts: AGENTS.md 13,291 -> 4,337 (67% reduction, target ~6,000); docs/decisions total 12,329 across 18 files. Unchanged AGENTS.md sections verified byte-identical; all decision-doc links resolve. The rule read as "after every code change," which doesn't match how the graph is actually kept current. Frequency isn't settled yet.
