fix: unwrap flare-gateway calls before completion-gate classification - #653
Conversation
item done/check_merge's verification gate, the mutating-tool branch guard,
and destructive-command detection all classify raw tool_name/tool_input as
Claude Code sends it. When a verification command or a ctx_patch/ctx_edit
edit is routed through the flare gateway
(mcp__flare__tool(action="execute", server="leanctx", tool=..., args={...})) --
which apply_gateway_permissions actively steers agents toward by stripping
direct mcp__lean-ctx__* permissions -- the real command/tool sits one level
deeper, under tool_input.args, where none of these classifiers looked.
Result: a verification command run via ctx_shell was never recorded as
evidence, so the completion gate rejected item done/check_merge on every
retry even seconds after a passing test run. Gateway-routed ctx_patch/
ctx_edit edits were also invisible to the branch guard and to
invalidate_verification.
Adds hook_redirect::unwrap_gateway_call to unwrap a gateway
action="execute" call to its real tool+args before classification, wired
into both hook.rs::parse_pre_tool_use and
hook_completion_gate.rs::parse_post_tool_use. Also covers ctx_shell in the
destructive-command guard's Bash-family match arm, and makes output-text
extraction unwrap the MCP content-block envelope so a genuine failing
gateway-routed run isn't defaulted to "passed".

Register the raw gateway tool for PostToolUse.
src/init.rs:295-315 matches Bash-family names, item, and direct names from MUTATING_TOOLS. The host evaluates that matcher against raw mcp__flare__tool before this parser can unwrap it.
Therefore, gateway-routed ctx_shell verification is not recorded. Gateway-routed ctx_patch and ctx_edit also do not invalidate prior verification evidence. Add mcp__flare__tool to the PostToolUse matcher and add an end-to-end dispatch test.

Model Context Protocol CallToolResult isError content array specification 2025-06-18
💡 Result:
In the Model Context Protocol (MCP), the CallToolResult is the structure returned by a server in response to a tools/call request [1][2]. As of the June 18, 2025, specification, the CallToolResult interface is defined with the following key fields related to your query: content: ContentBlock[] This field contains an array of content objects (unstructured data) representing the result of the tool call [1][3]. Even when a tool call fails, this array should contain the error information (e.g., text explaining the failure) that allows the language model to understand and potentially correct the error [4][2][3]. isError: boolean (optional) This field indicates whether the tool execution was successful [1][3]. - If set to true, it signifies that the tool call resulted in an error (e.g., API failure, invalid input, or business logic error) [5][4][3]. - If not set or set to false, it is assumed the call was successful [1][2][3]. - Errors originating from the tool should be reported via this field rather than as JSON-RPC protocol-level errors, ensuring the LLM can see the error details [1][4][3]. For complete technical specifications, you can refer to the official MCP schema definitions, such as the schema file from June 18, 2025 [1][3].

Treat MCP tool errors as failed verification and scan every text block.
parse_post_tool_use reads only the first content block and ignores isError. A failure marker in a later block, or isError: true without a marker in the first block, can make verification_passed record failed verification as passing evidence. Preserve isError, combine all text blocks before scanning markers, and fail when isError is true. Add tests for both cases.

Moves paths, state, store, errors, dispatch_failure_ceiling, and mise_install into a new crates/agentflare-core crate. These modules have near-zero fan-out within src/ but very high fan-in (paths alone is referenced by 77+ files), so every later root-crate-split slice needs them without duplicating them or reaching back into root and creating a cycle (see item #653 / artifact "2026-09-25-root-crate-split"). Root src/main.rs re-exports the moved modules via `use agentflare_core::X` so existing crate::X call sites across the codebase keep working unchanged. The crate depends on agentflare-backend/store/registries, so it sits above them, not below -- not a dependency-free foundation crate, despite the old name. - Made rmcp optional behind a new "mcp" feature; the AgentflareError -> rmcp::ErrorData conversion and map_backend_err are now gated on it, so a consumer that only wants e.g. paths::home() doesn't pull in the full MCP SDK. The root binary crate enables the feature. - test_support is now #[cfg(any(test, feature = "test-support"))] instead of feature-only, so running 27 tests test dispatch_failure_ceiling::tests::any_reason_count_resets_on_success ... ok test dispatch_failure_ceiling::tests::any_reason_count_includes_unrecorded_outcome_cycles ... ok test dispatch_failure_ceiling::tests::stopped_on_request_reads_the_latest_outcome ... ok test dispatch_failure_ceiling::tests::intra_job_retries_do_not_inflate_the_dispatch_cycle_count ... ok test dispatch_failure_ceiling::tests::whitespace_normalization_treats_near_identical_as_same ... ok test dispatch_failure_ceiling::tests::counts_consecutive_identical_dispatch_cycles ... ok test dispatch_failure_ceiling::tests::cap_comment_gives_a_fresh_streak_budget_after_manual_redispatch ... ok test dispatch_failure_ceiling::tests::a_real_failure_on_a_later_retry_of_the_same_job_still_counts ... ok test dispatch_failure_ceiling::tests::different_reason_resets_the_streak ... ok test dispatch_failure_ceiling::tests::failover_and_unavailable_cycles_do_not_count_toward_either_cap ... ok test dispatch_failure_ceiling::tests::any_reason_count_accumulates_across_different_reasons ... ok test mise_install::tests::default_locations_are_platform_appropriate_and_nonempty ... ok test dispatch_failure_ceiling::tests::any_reason_count_stops_at_already_reported_cap ... ok test paths::tests::home_respects_with_temp_home_override ... ok test dispatch_failure_ceiling::tests::any_reason_count_zero_with_no_dispatch_cycles ... ok test dispatch_failure_ceiling::tests::success_breaks_the_streak ... ok test dispatch_failure_ceiling::tests::unrecorded_outcome_cycle_breaks_adjacency ... ok test state::tests::save_then_load_roundtrips ... ok test state::tests::legacy_state_file_is_migrated_exactly_once ... ok test state::tests::load_defaults_to_active_when_no_state_file ... ok test state::tests::version_cache_defaults_to_empty_when_absent_from_state_file ... ok test store::tests::open_and_close ... ok test state::tests::version_cache_roundtrips_through_save_and_load ... ok test store::tests::each_call_sees_the_current_home_override ... ok test state::tests::old_state_file_without_version_cache_field_still_loads ... ok test state::tests::load_falls_back_to_default_on_corrupt_legacy_file ... ok test mise_install::tests::which_returns_none_for_a_nonexistent_command ... ok test result: ok. 27 passed; 0 failed; 0 ignored; 0 measured; 0 filtered out; finished in 0.58s running 0 tests test result: ok. 0 passed; 0 failed; 0 ignored; 0 measured; 0 filtered out; finished in 0.00s needs no --features flag; dropped the crate's self-referencing dev-dependency in favor of a plain tempfile dev-dependency. - Clarified doc comments in dispatch_failure_ceiling.rs that named cross-crate items (supervisor::, quota::, cli::work::) now live in the root crate, not this one, and nothing enforces they stay in sync. - Updated CONTRIBUTING.md/README.md: workspace member count (28, not 17) and the src/ file listing (paths.rs/state.rs moved out). Also rebased the branch onto master (was 3 commits + unrelated CI/GitHub history behind) to clear the CONFLICTING merge state, and regenerated Cargo.lock for the rename. Verified: cargo check/clippy --workspace clean, cargo fmt clean, cargo hakari verify clean (a hakari regenerate attempt was reverted -- it silently broke the Windows CreateFileW build despite reporting verify-clean, so the pre-rebase workspace-hack content was kept), cargo nextest run --workspace: 3718/3722 passed, remaining 4 are pre-existing environmental flakes unrelated to this change (2 already documented by this PR's own prior verification comment, 2 more are resource-contention timeouts under full-parallel load that pass in isolation). That's what broke `cargo hakari generate --diff` (CI's hakari check) and, separately, the Windows CreateFileW build I hit locally. Verified in isolation (throwaway worktree at the pre-fix rebase commit): restoring master's exact Cargo.lock makes `cargo hakari generate --diff` produce zero diff, proving the drift was entirely an artifact of the unconstrained regen, not the rebase or the rename itself. Fix: reset Cargo.lock to master's exact content, then let a plain `cargo check` add only the new agentflare-bin-lib package entry (23-line diff, pure addition, no other version changes). Re-verified clean: clippy --workspace, hakari verify, and the crate's own 27 tests. Summary
Fixes item #169's completion gate (
item done/check_merge) so it correctly sees verification commands and mutating edits routed through the flare gateway (mcp__flare__tool(action="execute", server="leanctx", ...)).Root cause: the completion gate, the mutating-tool branch guard, and destructive-command detection all classify the raw

When a verification command or actx_patch/ctx_editedit is routed through the flare gateway — whichapply_gateway_permissionsactively steers agents toward by stripping directmcp__lean-ctx__*permissions — the real command/tool sits one level deeper, undertool_input.args. None of these classifiers looked there, so a verification command run viactx_shellwas never recorded as evidence at all: the gate rejecteditem done/check_mergeon every retry, even seconds after a passing test run.Fix:
