what

  • scaffold.yaml now resolves a shared set of Atmos YAML functions, not just !include: !include/!include.raw, !env, !random, !cwd, the !git.*/!repo-root family, and !literal — anywhere a scaffold manifest currently accepts a literal value: options:, a type: computed field's value:, or a matrix: axis.
  • Resolution happens via one shared, policy-driven tag walker (pkg/utils.WalkYAMLTags/TagWalkPolicy) that both the stack-manifest loader and scaffold's own ScaffoldTagPolicy go through — not a bespoke, scaffold-only walker.
  • Any tag that needs real stack/component/backend context (!terraform.state, !store, !secret, etc.) is rejected outright with a clear error naming it, instead of silently deferred to a later phase scaffold.yaml has none of.
  • A locally-included file is excluded from generated output automatically, the same way scaffold.yaml itself is.
  • atmos scaffold validate resolves all of this too, not just generate, so a missing file, bad filter, or malformed function call is caught before anyone runs generate.
  • Docs (generate.mdx), blog post, roadmap entry, and example (examples/scaffolding-yaml-functions, renamed from scaffolding-include) updated to demonstrate !include plus !git.branch and !env.

why

  • Small pieces of reference data (license choices, region codes, a naming-convention lookup table) show up constantly in real scaffold templates and rarely stay confined to one field — until now, that table had nowhere to live but inside scaffold.yaml itself, copied into every field that needed it. !include already solves this for stack manifests; extending it to scaffold manifests reuses a mechanism users already know.
  • The original implementation added a bespoke !include-only tag walker, duplicating the stack-manifest loader's own dispatch logic. Refactored into one shared walker instead, so supporting more of Atmos's YAML function catalog didn't mean reinventing dispatch a third time.

A note on !exec

An earlier version of this PR included !exec in the expanded tag set. A field-test pass against the real binary found that was a real RCE risk, not a theoretical one: scaffold.yaml is resolved for every configured template just to show its name/description in atmos scaffold list and the interactive template picker — not only the one a user actually selects or generates. With !exec supported, simply running atmos scaffold list would silently execute a shell command from any configured template, including a shared or vendored one, with no generate, --force, or confirmation involved (confirmed live with a working touch-based proof-of-execution). !exec is removed entirely as a result; every other context-free tag is unaffected.

Fixes found during review

  • An embedded (built-in) template's local !include target could resolve relative to the process's CWD instead of failing cleanly, since the internal "embedded" marker was passed around as if it were a real directory.
  • A remote-fetched template's (oci://, git::, https://, s3://) local !include always failed generation: the real fetch directory gets overwritten with the original remote reference string right after fetching (for display/provenance), and a later re-parse of the same scaffold.yaml was using that overwritten value instead of the real, still-alive directory.
  • A transitively-included file's own !include tag was confirmed unreachable: !include's fetch decodes the included file's content generically, and a custom YAML tag doesn't survive that decode. Documented the actual (pre-existing, shared with stack manifests) limitation rather than "fixing" something that was never reachable -- and, per a later review pass, added that same explanation to the user-facing docs (generate.mdx), not just the internal doc comment.

Summary by CodeRabbit

  • New Features
    • Scaffold templates resolve supported YAML functions—including includes, environment and Git values, random values, working-directory values, and literals—before schema validation.
    • Included local files can provide options, computed values, and matrix axes without being copied into generated projects. Includes in fetched remote templates resolve relative to the fetched template.
    • Scaffold validation resolves includes and reports missing sources or values that fail schema validation. Functions requiring stack, component, or backend context, as well as !exec, are unsupported.
  • Performance
    • Large text changes are processed more efficiently during generation.
  • Documentation
    • Added guidance and an example covering YAML functions in scaffold templates.

📝 Walkthrough

Walkthrough

Scaffold manifests now resolve supported YAML functions before validation. Include paths use the configured source directory, and consumed local files are omitted from generated output. Large text comparisons use approximate changed-line counts above 5,000 lines. Matrix expansion clones row maps.

Changes

Scaffold YAML function support

Layer / File(s) Summary
YAML tag walker and policies
pkg/utils/yaml_tag_walker.go, pkg/utils/yaml_utils.go, pkg/function/tag/tag.go, pkg/manifest/tag_policy_test.go, pkg/utils/yaml_tag_walker_test.go, pkg/function/tag/tag_test.go
A shared YAML tag walker applies scaffold and stack-manifest policies. Scaffold YAML resolves supported context-free tags and rejects unsupported tags. Stack-manifest tag processing uses the shared walker.
Manifest and scaffold config loading
pkg/manifest/include.go, pkg/manifest/load.go, pkg/project/config/persistence.go, cmd/scaffold/scaffold.go, pkg/manifest/*_test.go, pkg/project/config/include_test.go
Manifest loading accepts optional include-resolution settings and resolves includes before type checking and validation. Scaffold config loading accepts source directories and an included-path collector. Tests cover local and remote includes, validation, and consumed-path collection.
Template include paths and output exclusion
pkg/generator/templates/embeds.go, pkg/generator/source/resolver.go, pkg/generator/ui/ui.go, pkg/generator/ui/rendered_base.go, pkg/generator/ui/*_test.go, pkg/generator/source/resolver_test.go, pkg/generator/templates/embeds_test.go
Template configurations select a source directory for include resolution, including fetched remote templates. Generation normalizes consumed paths and skips matching files in generated output and pristine-base rendering.
Example and behavior documentation
examples/scaffolding-yaml-functions/*, docs/prd/atmos-scaffold.md, website/docs/cli/commands/scaffold/*, website/blog/2026-10-01-scaffold-include.mdx, website/src/data/roadmap.js
The example uses included license data and context-free YAML functions. Documentation describes supported tags, validation, and generated-output behavior.

Large text comparison

Layer / File(s) Summary
Changed-line count fallback
pkg/generator/merge/text_merger.go, pkg/generator/merge/text_merger_test.go
Changed-line counting uses an O(m+n) line-frequency approximation when either input exceeds 5,000 lines. Reordered lines can be undercounted. Tests cover the approximation and threshold.

Matrix row copying

Layer / File(s) Summary
Cartesian-product row copying
pkg/generator/engine/matrix.go
Matrix expansion uses maps.Clone to copy each Cartesian-product row before adding the next axis value.

Before / after behavior

  • observed — Modified behavior in pkg/generator/source/resolver.go: resolveOCI now stores the fetched temporary directory in conf.LocalDir before setting conf.Source to the original URI. The previous comment described the directory as used only for loading files; the updated comment clarifies that it remains available during generation for later !include resolution and is removed by cleanup afterward.

  • observed — Modified behavior in pkg/generator/source/resolver_test.go: Added the equivalent regression test for a remote ZIP source fetched over HTTP, checking that LocalDir remains the usable fetch directory and is preferred by IncludeSourceDir().

CodeRabbit (@coderabbitai) I am concerned this is re-implementing how we do YAML "functions" (explicit tags), rather than reusing our module which supports a whole library of functions. Rather than implement only support for !include, could we reuse/refactor anything so our full catalog of explicit tags are supported.

@osterman, I agree with the concern. This PR reuses the existing !include processors, but pkg/manifest/include.go adds a separate YAML tag walker. That walker supports only !include and !include.raw.

I would share the tag traversal and dispatch with pkg/utils/yaml_utils.go. I would not call the stack walker as-is and claim full support. The stack loader handles some tags at parse time and leaves other functions for later evaluation. The scaffold loader does not currently provide the stack, component, or backend context that some of those functions need. The pkg/function registry cannot replace the walker on its own: its !include handlers explicitly delegate YAML node processing to pkg/utils.

  • Refactor YAML tag traversal so stack and scaffold manifests use one dispatch path.
  • Define which functions can run while loading scaffold.yaml and what context each function needs.
  • Resolve supported functions before scaffold schema validation. Return a clear error for a function that needs unavailable context.
  • Add tests for function evaluation, invalid tags, validation, and local include-file exclusion.

This would remove the duplicate dispatcher. Supporting the full catalog also requires a decision about what stack-dependent functions mean in scaffold.yaml; sharing the walker alone cannot supply that context.

Agreed, those should not be exported.

This would remove the duplicate dispatcher.

Let's do this.

Supporting the full catalog also requires a decision about what stack-dependent functions mean in scaffold.yaml; sharing the walker alone cannot supply that context.

Not necessary.

@osterman, agreed. Thanks for clarifying the scope. We can share YAML tag processing without exposing stack-dependent functions in scaffold.yaml. If a tag needs context that scaffold loading does not have, the loader should return a clear error.

  • Refactor stack and scaffold YAML tag traversal to use one dispatch path.
  • Resolve supported scaffold functions before schema validation.
  • Reject unsupported or context-dependent tags with a clear diagnostic.
  • Add regression tests for function evaluation, validation, and include-file exclusion.

This plan uses the preference you raised earlier to reuse the existing YAML function handling rather than add an include-only dispatcher. It does not require defining scaffold behavior for the full stack-dependent catalog.

Share tag processing with the stack loader, and return a clear diagnostic for tags that cannot run in `scaffold.yaml`.

Learning: For `cloudposse/atmos`, prefer reusing or refactoring the existing YAML function handling when adding explicit tags to scaffold manifests. Do not add an independent tag dispatcher limited to `!include` without considering the full catalog and the execution context required by each function.

Addressed the duplicate-tag-dispatch feedback: extracted a shared, policy-driven YAML tag walker (pkg/utils.WalkYAMLTags/TagWalkPolicy) that both the stack-manifest loader and scaffold.yaml's new ScaffoldTagPolicy now go through, instead of a bespoke !include-only walker. scaffold.yaml now resolves every context-free tag (!env, !random, !cwd, the !git.* family, !literal) in addition to !include/!include.raw; anything needing real stack/component/backend context is cleanly rejected instead of silently deferred to a phase scaffold.yaml doesn't have.

Worth flagging explicitly: an earlier pass of this also included !exec in that expanded set. A field-test pass found that was a real RCE risk -- atmos scaffold list resolves every configured template's scaffold.yaml just to show its name/description, not only the one a user selects, so !exec support meant simply running atmos scaffold list could execute a shell command from any configured template (confirmed live with a proof-of-execution). !exec is removed entirely; every other context-free tag is unaffected.

Also addressed a follow-up CodeRabbit finding: documented (in generate.mdx, not just the internal doc comment) that an included file's own !include tag is never resolved transitively.

PR title/description and the example (renamed to examples/scaffolding-yaml-functions, now also demonstrating !git.branch and !env) updated accordingly.

…erated files

An absolute !include argument resolved fine via findLocalFile, but
includedPathSet kept it unchanged while tmpl.File.Path is always relative, so
the lookup missed and the included file leaked into project output.
Rebase absolute arguments onto the template's IncludeSourceDir() first.
…a shared YAML tag walker

scaffold.yaml's !include support used a bespoke, !include-only tag
walker that duplicated the stack-manifest loader's own tag dispatch
(pkg/utils's processCustomTags/processCustomTagsInner).

Extract that dispatch into a policy-driven WalkYAMLTags (pkg/utils), with
the stack-manifest caller's policy behavior-preserving by construction
(same four immediately-resolved tags, same defer-to-later-phase fallback
for everything else -- verified via the full existing pkg/utils test
suite passing unmodified). scaffold.yaml gets its own ScaffoldTagPolicy:
!include/!include.raw plus every tag that needs no stack/component/
backend context (!env, !exec, !random, !cwd, the !git.*/!repo-root
family, !literal) now resolve immediately instead of only !include; any
other tag (!terraform.state, !store, !secret, etc.) is rejected outright
with a clear error naming it, rather than silently deferred to a later
phase scaffold.yaml has none of. Full stack-dependent tag support stays
out of scope -- those tags get a clean rejection instead.

The supported set is fntag.ScaffoldYAML() (pkg/function/tag), mirroring
the existing AtmosConfigYAML() allow-list atmos.yaml's own loader already
uses for the identical "no stack context available" problem -- swapping
!unset (no equivalent in scaffold.yaml's field/answer merge) for !literal
(a real, stack-context-free need: bypassing scaffold's own Go-template
evaluation of a field value).

Not done here, left as a documented follow-up: migrating atmos.yaml's own
loader (pkg/config/process_yaml.go) onto the same shared walker. Its
handlers write into a viper.Viper sink, and it uses a different YAML
library (go.yaml.in/yaml/v3) than pkg/utils/pkg/manifest
(gopkg.in/yaml.v3) -- found while investigating this, meaning even the
smaller fix of pointing its own handleInclude at the shared
utils.ProcessIncludeTag isn't a same-type drop-in.
…ions

Field-testing found atmos scaffold list alone executes a configured
template's !exec command -- scaffold.yaml is resolved for every
configured template just to populate the list/picker, not only the one a
user selects or generates, so allowing shell execution there lets any
configured template (including a shared/vendored one) run arbitrary code
merely by being listed, with no generate/validate/confirmation needed.

Remove !exec from ScaffoldTagPolicy/ScaffoldYAML; every other
context-free tag (!env, !random, !cwd, the !git.* family, !literal) is
unaffected and still resolves normally. A template using !exec now fails
to load with a clear "unsupported YAML tag" error instead of running the
command, and atmos scaffold list already handles a single broken
template gracefully (skips it with a warning) without affecting the rest
of the listing.
…aths

Patch coverage check against upstream/main flagged several zero-count
branches: fntag.ScaffoldYAML/IsScaffoldYAML (no direct test, only
exercised indirectly through Load), WalkYAMLTags's document-node unwrap,
non-defer rejection path, and simpleTagHandler/handleAppendTag error
branches (cross-package attribution gap between pkg/utils and its
pkg/manifest caller), resolveIncludeTags's invalid-YAML and
malformed-include-argument branches, Load's unregistered-kind skip, and
Configuration.IncludeSourceDir's LocalDir/default-Source branches.

Add targeted tests for each. One branch (resolveIncludeTags's
yaml.Marshal re-serialization failure) is left uncovered with a stated
reason: yaml.v3's Marshal has no reachable error path from any
legitimate scaffold.yaml input after a successful tag walk, matching the
same already-accepted defensive-code pattern as load.go's json.Marshal
branch.
Pre-existing comment in TestExecuteWithSetup_AbsoluteIncludedLocalFileExcludedFromOutput
had a sentence starting with a lowercase identifier (findLocalFile);
golangci-lint's godot check requires comment sentences to start with a
capital letter.
…ore YAML functions

Rename examples/scaffolding-include to examples/scaffolding-yaml-functions
and add two more computed fields (generated_from_branch via !git.branch,
maintainer via !env), each with a fallback default so generation still
works outside a git repository or without the environment variable set.
NOTICE.md and the README are updated to show and explain both.

Rewrite the accompanying blog post (website/blog/2026-10-01-scaffold-include.mdx,
renamed from its 2026-09-25 filename to today's date) and its roadmap
entry around the broader "!include and other YAML functions" scope,
rather than !include alone, and fix the doc anchor link after generate.mdx's
section heading changed.
CodeRabbit review flagged that the scaffold.yaml section of generate.mdx
never documented this for users, even though pkg/manifest/include.go's
own doc comment has explained the underlying reason since 63c6ffb: the
fetch decodes included content generically, and a custom YAML tag like
!include does not survive that decode, so a nested !include inside an
included file's own content always resolves to inert, unprocessed text.
Stack manifests share the same implementation and the same limitation.
…ns blog post

!exec doesn't need stack/component/backend context like !terraform.state,
!store, and !secret do -- it's excluded because scaffold.yaml is resolved
for every configured template just to populate atmos scaffold list and the
picker, so allowing shell execution there would let a template run
arbitrary code merely by being listed. Lumping it into the same
"needs context" bucket as the others misstated why it's rejected.
…agged

The clamped-rowLen guard and the maxLCSLines early-return both still left an
addition feeding make()'s size argument, and CodeQL re-flagged both on the
next scan regardless of the guard. Both allocations no longer compute their
size via addition at all: matrix.go's row copy uses maps.Clone (which sizes
its own allocation internally), and text_merger.go's LCS table is now sized
m x n instead of the padded (m+1) x (n+1), with the empty-prefix base case
handled by explicit i==0/j==0 branches instead of a padding row/column.
