…code The OTel SDK setup file was only loaded by the dev API server watcher, and via --require, which cannot load an ESM file using top-level await. A shared getOTelImportArgs() helper now preloads api/dist/opentelemetry.js with --import in the production API server (both the server-file path and the default server), the job workers, and the dev watcher. The default in-process server imports the setup file before Fastify and Prisma load. The setup command prints the flag to use under your own process manager.

…s serving The setup path is now returned as a file URL so Node resolves it as an ESM specifier on Windows too. The default API server and the both-sides in-process server import Fastify and the server factory after the setup file, so the Fastify instrumentation can still patch them. The bin entry loads the api handlers lazily for the same reason. cedar serve --ud imports the setup before the built Fetchable, cedar serve with a custom server file preloads it on the node process for both sides, and the setup command notice mentions the covered modes.

Restore the web handler binding.
The changed imports no longer define webHandler, but this command still references it. Every cedarjs-server invocation fails while registering commands, before yargs parses the selected command. Load the web handler lazily in this callback, as the api and default callbacks now do.

Thanks for picking this up! Loading the setup file in every process that runs app code is the right fix for #2861.
I found two things that need fixing before merge:
- CLI telemetry conflict. For
cedar serve --ud, and forcedar serve/cedar serve apiwithout a server file, the setup file is imported inside thecedarCLI process, which has already registered its own global tracer provider for CLI telemetry. The app's provider then never becomes global, so its spans end up in CLI telemetry instead of the user's collector. Details inline. - The setup notice claims
--udsupport. It says unified dev loads the setup file, but nothing in that path does.
The other inline comments are smaller. Two minor points that aren't anchored to a line:
- The
--import=prefix is parsed by hand (arg.slice('--import='.length)) in three places. Exporting agetOTelSetupFileUrl()helper fromproject-configand building both the argv and the in-process import from it would remove that string protocol. - The
otel.tsdocblock calls--import"ESM-correct", but the setup template doesn't register an ESM loader hook (module.registerfor@opentelemetry/instrumentation/hook.mjs). In ESM apps, instrumentations that rely on require-in-the-middle, such as Fastify's, won't patch regardless of load order. That predates this PR, so it's only about the docblock wording.

This loads the app's OTel setup inside the cedar CLI process, which already has a global tracer provider.
packages/cli/src/index.ts calls startTelemetry(), which registers a global NodeTracerProvider for Cedar's CLI telemetry (packages/cli/src/telemetry/index.ts:52), and telemetry is on by default. When the app's setup file then calls provider.register() in the same process, the OTel API rejects the duplicate global registration.
So with yarn cedar serve --ud and OTel enabled, the app's spans, including the wrapApi wrapping (OTEL_TRACE.getTracer(...)), go to the CLI telemetry exporter, parented under the CLI's root span, instead of the user's OTLP collector. The user gets no traces, and their app trace data ends up in Cedar's CLI telemetry.
The --import child-process paths don't have this problem because they start a fresh process. One option: run the server in a child process with getOTelImportArgs() here too, or at least skip the in-process import while CLI telemetry is active.

Same issue as in serve.ts: cedar serve api without an api/src/server.ts calls this handler inside the CLI process (serveApiHandler → apiServerCLIConfig.handler), where CLI telemetry has already registered the global tracer provider. The app's provider and context manager never become global, so its spans are misrouted or lost. Only running cedarjs-server api directly behaves correctly.

Same in-process issue for cedar serve without a server file: this runs inside the CLI process, which already has the CLI telemetry provider registered globally.

There was a problem hiding this comment.
This says cedar dev --ud loads the setup file automatically, but nothing in the unified dev path does. cedar-unified-dev.ts and devHandler.ts don't add getOTelImportArgs() or import the setup file, and apiDevMiddleware.ts only applies the wrapApi wrapping. So --ud users who rely on this notice get no instrumentation and no warning. Either wire it up for unified dev or drop (including --ud) from the notice.

There was a problem hiding this comment.
The bare catch { return [] } treats every getConfig() failure as "not a Cedar project". A real project with a TOML syntax error or a broken env interpolation in cedar.toml then has OTel silently disabled for the API server, dev watcher and job workers, with nothing logged. Could this check for the config file instead (e.g. via getConfigPath()) and let parse errors surface?

formatRunBinCommand joins its arguments with spaces and no quoting (cli-helpers/src/packageManager/display.ts:96), and concurrently runs the result through a shell. This command now contains an absolute file:// URL. pathToFileURL encodes spaces, but not &, (, ), ', $ or ;. So a project at e.g. ~/Work & Play/app or ~/proj (copy) with OTel enabled would fail to start the API side. Before this change the command held only relative paths. Quoting the --import= argument would avoid it.

getOTelImportArgs() runs once per worker inside the map, so cedar.toml is parsed and the setup file checked N times, and when the setup file is missing the warning prints once per worker. Computing it once before the map fixes both.

This rewrites the checked-in __fixtures__/empty-project config in place and deletes its api/dist. Test suites in other packages use that fixture and run in parallel under yarn test, so they can see OTel enabled or api/dist missing, which risks flaky failures. If the run is killed between the write and the restore, the committed fixture stays modified. Copying the fixture to a temp dir would avoid both.
…e, config error handling - skip the in-process OTel setup import when the CLI telemetry provider is already registered in the same process (serve --ud, serve api/serve without a server file): the app's provider could not become global there and its spans were misrouted into CLI telemetry - export getOTelSetupFileUrl() from project-config and build both the child-process argv and the in-process import from it, removing the hand-parsed '--import=' prefix in three places - drop the '(including --ud)' claim from the setup notice - let cedar.toml parse errors surface from getOTelSetupFileUrl() instead of treating them as "not a Cedar project" - quote the --import argument in the concurrently-run api command - compute getOTelImportArgs() once before the worker map in cedar-jobs - copy the empty-project fixture to a temp dir in otel tests instead of rewriting the checked-in fixture

…precise setup notice - quoteOTelImportArgs in project-config quotes the --import file URL for the shell concurrently runs the api command through: single quotes with embedded quotes escaped for POSIX sh, double quotes for Windows cmd.exe, where single quotes are literal characters - the setup notice no longer claims cedar serve api and cedar serve load the setup file automatically: they run the API in the cedar process, where the CLI telemetry provider is already registered, so the setup is skipped there unless --telemetry false is passed
