# Management Consulting Frameworks Implementation Summary

## Overview

This PR enhances UBML to better support professional management consulting practice by adding support for industry-standard frameworks used by McKinsey, BCG, Bain, and other top-tier consulting firms.

---

## What Was Done

### 1. Comprehensive Research (CONSULTING-FRAMEWORKS-RESEARCH.md)

**Researched frameworks from top consultancies**:
- **McKinsey**: MECE principle, Issue Trees, Pyramid Principle, Three Horizons
- **BCG**: Growth-Share Matrix, Experience Curve, Three Horizons
- **Bain**: RAPID decision-making, NPS, Elements of Value
- **Porter**: Five Forces, Value Chain Analysis
- **Other**: Blue Ocean Strategy, Business Model Canvas

**Identified 10 major gaps** in UBML's support for consulting practice:
1. Issue trees vs hypothesis trees distinction
2. Options analysis & decision criteria
3. Strategic portfolio classification (BCG matrix)
4. Value proposition modeling
5. Storyline & key messages for presentations
6. RAPID vs RACI decision-making
7. Three Horizons planning
8. Implementation roadmaps
9. Competitive analysis
10. Customer journey & touchpoints

**Prioritized into 4 phases**:
- Phase 1: Quick Wins (implemented in this PR)
- Phase 2: Core Consulting (deferred)
- Phase 3: Strategic Planning (deferred)
- Phase 4: Advanced (future consideration)

### 2. Design Proposal (DESIGN-PROPOSAL-CONSULTING-ENHANCEMENTS.md)

Created detailed implementation plan for **Phase 1: Quick Wins**:

1. **Three Horizons Strategic Classification**
- Add `strategicHorizon` enum (h1/h2/h3) to Capability, Product, Service
- Effort: 2-4 hours
- Impact: High

2. **BCG Growth-Share Matrix**
- Add portfolio classification fields to Product/Service
- `portfolioClassification`: star/cash-cow/question-mark/dog
- `marketGrowthRate`, `relativeMarketShare`, `strategicAction`
- Effort: 4-6 hours
- Impact: High

3. **Customer Journey Metadata**
- Extend ValueStream.stages with journey properties
- `customerTouchpoints`, `customerEmotionalState`, `painPoints`, `momentsOfTruth`, `customerValue`
- Effort: 3-5 hours
- Impact: Medium

4. **Enhanced MECE Validation** (deferred - validation logic only)
- Validation warnings for MECE violations
- Effort: 4-6 hours
- Impact: Medium

### 3. Schema Implementation

**Modified `/schemas/1.4/types/strategy.types.yaml`**:

Added to **Capability**:
```yaml
strategicHorizon:
type: string
enum: [h1, h2, h3]
# With comprehensive documentation and value mistake hints
```

Added to **Product** and **Service**:
```yaml
strategicHorizon:
type: string
enum: [h1, h2, h3]
portfolioClassification:
type: string
enum: [star, cash-cow, question-mark, dog]
marketGrowthRate:
type: string
enum: [high, low]
relativeMarketShare:
type: string
enum: [high, low]
strategicAction:
type: string
enum: [invest, maintain, harvest, divest]
```

Extended **ValueStream.stages**:
```yaml
stages:
- customerTouchpoints: [...]
customerEmotionalState: "..."
painPoints: [...]
momentsOfTruth: [...]
customerValue: "..."
```

**All changes**:
- ✅ Fully backward compatible (all new fields optional)
- ✅ Follow existing UBML patterns and principles
- ✅ Comprehensive documentation and examples
- ✅ Value mistake hints for common errors

### 4. Design Decisions Documentation

Added **three new design decisions** to `DESIGN-DECISIONS.md`:

**DD-009: Strategic Horizons Framework**
- Context: McKinsey/BCG Three Horizons framework
- Decision: Add h1/h2/h3 enum to strategic types
- Principles: P5.2 (minimal required), P6.1 (business vocabulary)

**DD-010: BCG Growth-Share Matrix Portfolio Classification**
- Context: BCG's foundational strategy framework (1970)
- Decision: Add classification fields to Product/Service
- Principles: P5.2, P6.1, P7.1 (lossless not required), P10.3

**DD-011: Customer Journey Mapping in Value Streams**
- Context: Service design and CX consulting needs
- Decision: Extend ValueStream.stages with journey metadata
- Principles: P3.1 (nesting), P5.2, P6.1, P10.3

### 5. Example Implementation

**Created `/example/strategy.ubml.yaml`** demonstrating all features:

1. **Value Stream with Customer Journey**:
- "Order to Cash" value stream
- 3 stages with touchpoints, pain points, emotional states
- Moments of truth identified

2. **Three Horizons Capabilities**:
- H1: "Process Customer Orders" (core business)
- H2: "Deliver Omnichannel Experience" (emerging)
- H3: "Leverage AI for Predictive Service" (future option)

3. **BCG Matrix Portfolio**:
- **Star**: Cloud Platform (high growth, high share) → invest
- **Cash Cow**: Legacy Enterprise (low growth, high share) → maintain
- **Question Mark**: IoT Platform (high growth, low share) → selective invest
- **Dog**: On-premise Legacy (low growth, low share) → divest

4. **Portfolio Strategy**:
- Complete investment allocation rationale
- Strategic actions for each quadrant
- 18-month roadmap for dog products

5. **Services with Portfolio Classification**:
- Premium Support (cash cow)
- AI-Powered Monitoring (question mark)

### 6. Documentation Updates

**Updated README.md**:
- Enhanced "Who Is This For?" section:
- Management consultants: "using industry-standard frameworks"
- Strategy teams: "with portfolio analysis and strategic planning tools"
- Service designers: "Map customer journeys with touchpoints..."

- Enhanced "What You Can Model" section:
- Strategy: "...with BCG matrix classification and Three Horizons planning"
- Customer Experience: "Customer journeys with touchpoints, pain points..."

- Added "Learn More" resource:
- New link to Consulting Frameworks research document

### 7. Quality Assurance

- ✅ **Schema generation**: TypeScript types generated successfully
- ✅ **Build**: Project builds without errors
- ✅ **Tests**: All 247 tests passing, 3 skipped
- ✅ **Validation**: Example workspace validates successfully (12 warnings for unreferenced IDs, which is expected)
- ✅ **Principles compliance**: All changes comply with UBML design principles

---

## Impact

### For Management Consultants

**Before this PR**:
- Could model processes, actors, hypotheses
- No standard portfolio frameworks
- Limited strategic planning support
- No customer journey capabilities

**After this PR**:
- ✅ Can classify portfolio using BCG matrix (stars, cash cows, etc.)
- ✅ Can plan investments using Three Horizons framework
- ✅ Can map customer journeys with touchpoints and pain points
- ✅ Can document strategic actions (invest/maintain/harvest/divest)
- ✅ Industry-standard terminology consultants already use

### For UBML Adoption

**Positions UBML as the notation of choice for elite consulting firms**:
- Uses frameworks McKinsey, BCG, Bain consultants learn on day one
- Bridges gap between workshop discovery and strategic recommendations
- Supports entire consulting workflow: research → analysis → strategy → recommendations

**Maintains UBML's core identity**:
- Still a business modeling DSL, not a project management tool
- Strategic layer additions don't impact operational modeling
- All new features are optional and non-invasive

---

## What's NOT in This PR (Deferred to Future)

These remain documented in the research paper for future consideration:

**Phase 2: Core Consulting** (Schema 1.6+):
- Issue trees (distinct from hypothesis trees)
- Options analysis with decision matrices
- Value propositions framework
- RAPID decision modeling

**Phase 3: Strategic Planning** (future):
- Implementation roadmaps
- Storylines and key messages
- Competitive analysis (Porter's Five Forces)

**Phase 4: Advanced** (future consideration):
- Blue Ocean Strategy canvas
- Business Model Canvas integration
- Elements of Value framework
- Experience curve modeling

---

## Principles Compliance

All changes comply with UBML design principles:

| Principle | Compliance |
|-----------|------------|
| P1: Single Source of Truth | ✅ No duplication introduced |
| P2: Consistent Patterns | ✅ Uses existing enum and reference patterns |
| P3: Hierarchy & Nesting | ✅ Journey metadata nested in stages |
| P4: Explicitness | ✅ All semantics explicit, no defaults |
| P5: Schema Design | ✅ Minimal required, documented enums |
| P6: Business Vocabulary | ✅ Standard consulting terms |
| P7: Export Compatibility | ✅ Strategic layer, no BPMN mapping needed |
| P10: Projection-First | ✅ Strategic frameworks beyond OMG scope |
| P11: Language Clarity | ✅ Clean, correct additions |
| P12: Knowledge Capture | ✅ Supports consultant workflow |

---

## Testing Evidence

```
Test Files 17 passed (17)
Tests 247 passed | 3 skipped (250)
Duration 8.18s
```

Example workspace validation:
```
✗ 12 problems (12 warnings)
```
All warnings are for unreferenced IDs in example files, which is expected and acceptable.
