Closes #1163

🏷️ PR Type

  • type:bug — Bug fix
  • type:feature — New feature
  • type:question — Question requiring tracked work
  • type:docs — Documentation only
  • type:refactor — Code refactoring (no behavior change)
  • type:chore — Maintenance, dependencies, tooling
  • type:breaking-change — Breaking change

(Matches the issue's type:refactor label. I can't add labels on org repos, so a maintainer needs to apply it.)

📝 Summary

  • Local import now decodes each pending chunk once: session dependency classification retains the pending chunks it parses and the apply loop (including retry passes) reuses them instead of rereading the transport.
  • The existing legacy-preflight map becomes the shared decodedChunks map, so no new cache type is introduced. Classification still scans every manifest entry, already-known ones included, so its session evidence is unchanged.
  • The cloud path is untouched: it still seeds its oracle from the same preflight map and keeps its own chunkCache.

📂 Changes

File Change
internal/sync/sync.go sessionIDsAvailableInChunks takes the decoded map, reuses preflight-seeded entries and retains pending decodes; the apply loop reads from that map and, in local mode, drops each entry once its chunk commits.
internal/sync/import_chunk_reuse_test.go Read-count regressions through the real local Import() path (a counting wrapper around the same FileTransport), plus behavior pins for every case the issue names.

🧪 Test Plan

Read counts per chunk, measured on this exact candidate (b0d4fdc, base fc43849) vs. the same tests against the unmodified sync.go:

Case Before After
Pending current-version chunk (6-chunk fixture) 2 1
Chunk that first applies on a retry pass 3 1
Pending chunk under a legacy (v1) manifest 2 1
Already-known intact chunk 1 1 (evidence still collected)
  • Focused regression: go test ./internal/sync/ -run TestLocalImport — pass. Against the original sync.go the six read-count tests (nine cases with subtests) fail on the read counts; the corrupt-pending and legacy-ownership tests pass both before and after, pinning unchanged behavior.
  • Affected package tests: go test ./internal/sync/ — pass.
  • Other applicable local checks: go build ./..., go vet ./internal/sync/, go test ./... — all pass. gofmt -l is clean on the changed files (it flags internal/diagnostic/checks_test.go and internal/store/session_identity_repair_test.go, both untouched here and already on main).

Behavior covered without observable change: retries, already-known entries (intact, missing, corrupt), missing pending chunk (skipped and counted), corrupt pending chunk (aborts before any apply, nothing marked synced), legacy ownership preflight (downgrade guard still rejects, chunk never marked synced), and missing-session stub recovery.

No benchmark rerun. The September numbers on the issue stay historical; the claim here is the count above on this candidate.

💬 Notes for Reviewers

  • Memory tradeoff. Before, classification held one decoded chunk at a time and discarded it. Now every pending chunk decoded during classification stays in memory until it commits, so peak retention is the sum of the pending decoded chunks at the start of apply, shrinking as each one commits. Already-known chunks are never retained. Everything is scoped to one import call.
  • Reuse across retry passes is safe. recoverLocalMissingSessionDependencies builds a new Sessions slice and orderMutationsForApply returns a copy, so nothing mutates a retained chunk between passes. The legacy and cloud paths already reuse decoded chunks across passes the same way.
  • Retained chunks skip the apply loop's ownership check. That check is a no-op for current manifests, and under a legacy manifest every pending chunk was already checked and seeded by the preflight, which classification now reuses instead of rereading.
  • Size: 385 changed lines, of which 334 are tests.

Summary by CodeRabbit

  • Improvements
    • Local imports reuse successfully read pending chunk data during processing, reducing repeated reads.
    • Import handling supports current and legacy manifests, retries after transient failures, and recovery when a session is missing.
    • Invalid pending chunks stop the import before changes are applied.

…cation and apply

Local import read and decoded every pending chunk once to collect available
session IDs and again in the apply loop, plus once more per retry pass.
Session classification now reuses chunks already decoded by the legacy
ownership preflight and retains the pending chunks it decodes, so the apply
loop and its retry passes never read them again. Already-known entries are
still scanned for session evidence but not retained, and each imported chunk
is released right after it commits. The cloud import path is unchanged.

Test recovery after a failed partial import.

The hook currently fails chunk-flaky once, then succeeds during the same Import() call. This does not cover replay after an earlier chunk commits and a later chunk causes Import() to return an error.

Make chunk-steady fail on every apply attempt until the first Import() returns. Restore the hook, call Import() again, and assert that chunk-flaky is not applied again and that the second call imports chunk-steady once.

Thanks @coderabbitai, both looked at:

  1. Legacy ownership test: applied in 78e9bcc. TestLocalImportLegacyManifestStillChecksChunkOwnership now also asserts GetSession("sess-legacy-owned") fails, alongside the existing synced-chunk check.

  2. Cross-import recovery test: not applied. As specified it cannot reach the state it wants to test: with chunk-steady failing on every attempt and chunk-flaky failing on its first, the first pass makes no progress, so the import stalls before chunk-flaky ever commits. Building that state needs a third chunk, and what it would pin is already covered elsewhere. decodedChunks is a local of one importEntriesDependencySafeWithProgress call, so nothing decoded survives a failed Import(). Across imports, a committed chunk is skipped through knownChunks, which TestLocalImportSkipsAlreadyImportedChunksIdempotently already pins (second import, zero applies).

@danielgap, thanks for the correction.

  1. Legacy ownership test: Confirmed the new GetSession("sess-legacy-owned") assertion in internal/sync/import_chunk_reuse_test.go. It checks that the rejected chunk persists neither its session nor its synced-chunk state. This addresses the first finding.

  2. Cross-import recovery test: I withdraw this suggestion. The import stops when a pass makes no progress, so the proposed two-chunk setup cannot reach the intended state. TestLocalImportSkipsAlreadyImportedChunksIdempotently already checks that a second import skips a committed chunk with zero apply calls. No additional test is needed for my stated concern.

Learnt from: danielgap
URL: https://github.com/Gentleman-Programming/engram/pull/1845

Timestamp: 2026-10-13T08:34:06.011Z
Learning: In the Go local-import implementation in internal/sync/sync.go, decodedChunks is local to Syncer.importEntriesDependencySafeWithProgress and does not survive a failed Import() call. A pass with pending chunks but no successful commit returns a stalled-import error instead of retrying. A retry test therefore needs at least one successful commit in the preceding pass. TestLocalImportSkipsAlreadyImportedChunksIdempotently in internal/sync/sync_test.go covers skipping a committed chunk across imports and asserts zero apply calls on the second import.

Fleet review (deepseek)

Shares decoded pending chunks between local-import session-dependency classification and the apply loop by reusing the preflight map (renamed decodedChunks), retaining only non-known pending chunks, and releasing each on commit; the cloud path keeps its own cache. Read-count tests through the real local Import path pin reuse across retries, legacy manifests, missing/corrupt chunks, ownership rejection, and stub recovery without changing observable behavior. No defects found.

No findings.

Fleet review (qwen)

Performance refactor: local import now decodes each pending chunk once, reusing across session dependency classification and the apply loop (including retry passes). The existing legacy-preflight map becomes the shared decodedChunks map — no new cache type. Memory tradeoff: peak retention is the sum of pending decoded chunks at apply start, shrinking as each commits. Already-known chunks stay at 1 read. Cloud path untouched. 385 changed lines (334 tests). Read counts improved: pending chunks from 2→1, retry-pass chunks from 3→1.

Suggestion (1)

  • Memory retention for pending chunks could be bounded (internal/sync/sync.go): The PR notes that peak retention is the sum of pending decoded chunks at the start of apply. For very large imports with many pending chunks, this could use significant memory. Consider whether a bounded cache (LRU) would be appropriate for very large imports, though the current approach is simpler and correct.

Verdict: clean
